In recent years,the rapid development of domestic high-tech companies,whether it is technological innovation or product production have made breakthroughs in the domestic market,show a unique competitive advantage,seize more market share.In order to better meet the needs of market development,it is urgent to break the traditional ideas of R&D management and actively apply the advanced IPD management mode,so as to promote the synchronous improvement of R&D efficiency and R&D effect,promote the orderly development of various businesses and further enhance the core competitiveness of enterprises.This topic research from the own some integrated circuit enterprises G company,through the G company product research and development of all kinds of problems in the management process of deep mining and analysis,summarize the G company faces multiple internal management problems,combined with the same industry competition,the G company facing severe market challenges,how to apply process optimization and integration of product development theories and methods to solve the current of the problems in the delivery of the products of the company,the particularly important.In this paper,through literature analysis method to study and master the relevant theory and method of management of Product research and Development at home and abroad related theory and method are studied,including business process reengineering(BPR),Product cycle optimization(PACE),Integrated Product Development(Integrated Product Development,hereinafter referred to as the IPD),understand the IPD mode is set theory and the industry more outstanding practice and refine the systemic management mode,very suitable for G company new Product Development management.Through SWOT model,the competitive advantages and disadvantages of G Company compared with other companies are analyzed to provide support for the strategic planning of the company's product portfolio.Through the PEST macro environment analysis model from the Political(Political),Economic(Economic),Social(Social),Technology(Technology)four points of view to analyze the external environment of the enterprise organization,to provide the enterprise strategy formulation of the development trend,opportunities and challenges as the basis for judgment;Through the 7S model(strategy,system and system,organizational structure,values,skills and capabilities,enterprise style and business model,talent)analysis of G company's existing problems,and in the fourth chapter around these problems to develop the corresponding optimization strategy;Design and implement employee interviews through interview analysis method,summarize and analyze some problems in project structure and development process of G Company,and thus influence and trouble on product development of G Company.The research purpose of this paper is through the integration of product development management mode of learning and mastering,review and summarize G company in organization structure,product development process management,performance management problems,such as product development project management in the whole process of G company optimize and create,including organization structure based on the IPD and inter-departmental coordination development,based on the product development stage of the IPD definition,business decisions and technical review,based on product development and management of the IPD process,quality control,management process and product research and development process of performance incentive.By combining the IPD specific management methods,tools and methods with the advanced practical experience of the companies that have implemented IPD mode management,and according to the special problems of G Company,the product development management process conforming to the characteristics of G Company is designed.Learn the essence of good practices rather than integrating methodologies and forms of product development management.To establish a whole process of product R&D management that is in line with G Company to match the existing business needs,effectively enhance product market competitiveness,shorten product launch cycle,save product development costs,improve product delivery quality,and enhance product development benefits.Improve the comprehensive market competitiveness of G Company,and improve the internal management decision-making and efficiency.This thesis strives to achieve certain academic significance and practical reference value.It is hoped that the optimization research and practice scheme of IPD management mode in the field of IC product research and development can have a certain reference and guidance role in similar high-tech enterprises.
