Over the years,with the development of the times and the progress of science and technology,China's integrated circuit industry has developed rapidly,the prospect of the integrated circuit chip industry is improving,and China's integrated circuit market is becoming more and more prosperous.With the support of various policies,all kinds of integrated circuit design companies have sprung up.Diversified market demand makes the R&D and design of integrated circuits develop in a more and more complex direction.As the existing technical standards of integrated circuit R&D and design become more and more mature,the R&D efficiency of related products has become the focus of competition among integrated electrical design enterprises.The only sustainable source of R&D advantage is excellent R&D management process.Superior R&D management process can always find the best opportunities,launch competitive products and services,and put these R&D achievements into the market at the fastest speed.As one of the key IC design enterprises in China,RC company's product R&D efficiency has decreased again and again under the circumstances of higher and higher product quality,shorter and shorter delivery cycle and particularly long R&D process execution cycle,which has become the main factor restricting the development of the company.RC company must respond to the changes of market form with more efficient and excellent product R&D management process,so as to obtain the opportunity of survival and development.Due to the particularity of integrated circuit product R&D,it is impractical to replace the whole R&D management process in a short time to solve the problem.Based on the principle of economy and timeliness,it is the best solution to choose the optimization research based on the original process.How to improve product R&D efficiency through the optimization of R&D management process is the focus of this paper.Based on the implementation of the current R&D management process of RC Company,this paper analyzes and studies the three existing problems: the serious problem of long process and delayed plan,the problem of R&D target deviating from customer demand,and the problem of R&D rework and iteration times.Through the analysis and research on the problems existing in the R&D management process,it is confirmed that the root causes can be attributed to the inadequacy of demand input,the inadequacy of milestone and schedule delay times control and the long process with many non-value-added links.According to the three root problems of R&D management process optimization plan improvement design.In the management process of the project establishment stage of product research and development,the optimization of information acquisition channels,information acquisition methods and the formation of temporary technical team for targeted communication were carried out to ensure the correctness of the input product research and development direction.In the management process of development and verification review,the content and form of milestone review are optimized to realize the optimization of development and verification process.In the management process of trial production and transition to mass production,the optimization and adjustment of the management process of these two stages are realized through parallel processing and streamlined optimization of cross-department work.In this study,by ASME value stream analysis method,non-value-added links and other links are combined to reduce the whole process from 23 to 15,and the number of process links is reduced by 35%.The number of review nodes is reduced from 5 to 3;The total management process execution time decreased from 669 days to 618 days,a reduction of 8%,further improving the efficiency of R&D management process execution.Optimization of the process for RC company product research and development management,also needs the company top management support,cannot leave the organization of the continuous optimization measures and examination of incentive mechanism,at the same time,high synchronization of perfect information management system and the development,support the further implementation of product research and development management process optimization and for improving the efficiency of product development.Through the optimization of RC company's product research and development management process,to seek solutions to the problem of low efficiency in product research and development,RC company has certain help to improve the core competitiveness of RC company,but also provides certain reference value for similar enterprises.
