Since the beginning of the 21 st century,China’s railway industry has been prospering and flourishing,and has made remarkable achievements through continuous innovation and research.At present,China’s high-speed railway construction has gradually entered the world’s leading ranks,and bullet train products have become a bright name card of China on behalf of the level of advanced equipment manufacturing industry.At the same time,the successful experience of high-speed railway has also driven the extensive development of China’s general railway.In the past ten years,the reform and innovation of general railway has been unprecedented,and the problems of speed and heavy load have been overcome one by one.Safe,efficient and characteristic transportation has become the brand advantage of China’s railway.In the railway market competition,product safety and quality performance is a crucial key factor.In order to meet the needs of railway customers and provide long-term and stable safety and quality services,it requires our railway enterprises to constantly improve production management and quality control.How to keep improving on the production process,so as to "protect the process by tooling,and protect the quality by process",so as to comprehensively improve the quality of products and better meet the needs of customers are the problems that railway related enterprises are facing at present.Under this background,Harbin Railway Bureau Q Rolling Stock Depot plans to invest 270 million yuan to carry out the construction of 24 truck maintenance depots,in order to improve the safety production capacity and ensure the quality of products.Based on the theory of lean production,this paper analyzes and studies the transitional production plan of Q rolling stock depot of Harbin Railway Administration,puts forward the optimization plan,and verifies and evaluates the implementation effect of the plan.Its specific content in revamping/expansion of Harbin railway bureau Q car depot during the transition of production scheme as the research object,using the 5 w1 h analysis and ECRS analysis,during the transition to production production organization solutions,accessories transportation scheme,technological process and quality control measures to repair research and analysis,find out the problems existing in the scheme,the corresponding optimization,At the same time,according to the optimized production plan to organize the implementation of transition production,through the verification and evaluation of the implementation effect,it is concluded that lean production theory has effective guidance for the optimization of Q vehicle transition production plan.This paper studies the exploration and innovation of production plan optimization during the transition production period of Q rolling stock section of Harbin Railway Administration.It has high application value and good guiding significance for railway related enterprises and affiliated industries to innovate and improve flexibly by using lean production mode.
