At present,the domestic ports generally have the problems of extensive management and high-cost consumption.In the process of transformation and upgrading under the new normal of Chinese economic development,they are facing fierce competition and challenges.As an efficient production model,lean management pays attention to the coordination of production process and cooperation among all departments,makes full use of resources,and reduces valueless management activities,thus eliminating waste and improving efficiency.Rizhao Port Second Company hopes that by introducing lean management,the company can improve its internal management,effectively reduce operating costs and resource waste,improve production efficiency and service quality,and constantly enhance the competitiveness of the enterprise.Firstly,starting from the background and significance of the topic,this thesis makes a statement of the theory of lean management and introduces the production and operation status of Second Company.Based on the SWOT analysis,it puts forward the idea and path of production process improvement,that is,the introduction of lean management mode.Secondly,this study imports the lean management mode into the production management practice of the company and analyzes the field survey,through which the production value flow chart is drawn,the waste points are sorted,and the improvement objectives of production management are determined according to the waste points.Thirdly,it focuses on the lean improvement analysis of the automation system operation part in the production operation.Aiming at the two main processes in the automation system process operation,which are ship unloading and stacking operation,and reclaiming and loading the train,it draws the value flow diagram of these two processes,combs the waste points and determines the blasting points.Lean improvement is implemented according to the eight steps of Toyota solution.Moreover,TnPM lean management improvement is carried out in the equipment management,the basic production support.Finally,the paper points out the shortcomings of this study and the direction of future research.To sum up,by changing the original concept and taking lean management as a breakthrough point,continuous improvement and waste reduction will be seen.The research object of this study is the loading and unloading operation of Rizhao Port Second Company,a representative one in port enterprises.The results of this thesis,on the one hand,will help the company to find out the direction of management improvement and improve the practical application level in the future production operation;on the other hand,it can also provide some reference for other port enterprises.
