With the increasing maturity of domestic marketization,private enterprises need continuous change if they want to stand out from the fierce competition and survive.The environment is constantly changing,and the battlefield of competition is also changing.The current competition is no longer a simple hardware competition and financial competition.With the continuous expansion of production capacity through the investment of equipment,the comprehensive equipment output capacity of the market has been excessive.It will be more and more difficult to invest in expanding production to increase corporate profitability;corporate profits can be increased by increasing sales,or by improving operating efficiency and reducing waste through lean improvements to reduce manufacturing costs and increase profits.Lean improvement of soft power does not necessarily require a large amount of capital investment.Lean thinking can be used to promote the improvement of production methods,fully tap the utilization of existing resources of the enterprise,and improve the operation level.For enterprises,it is necessary to continuously innovate under the changing market conditions and choose a lean operation method suitable for the enterprise.Neither the traditional production method nor the lean production system that is more and more admired by everyone is not rigid and absolutely universal.It needs to be flexibly used in combination with the actual situation of the enterprise itself.However,the basic improvement factors of the production system are unchanged,and the flow of people,materials,information,and efficiency are improved.Therefore,based on the actual situation of the enterprise,the establishment of a lean production system that meets the company's development needs,and the level of implementation of the lean production system directly affects the company's operating efficiency and affects its economic benefits.Company D is a company specializing in the production of stator&rotor cores of motors.The electric motor core products produced are matched with major domestic and international famous motor and generator manufacturers.Although the company relies on excellent new product development capabilities,excellent product quality,and comprehensive support Capability has been recognized by customers.It is the largest silicon steel sheet stamping company in the motor industry in China,but the company's current actual operation level is still in the traditional batch production concept stage,far from reaching the lean factory production level.The research in this thesis is based on the analysis of the value stream graph as the electric motor core tools to conduct a research analysis and lean improvement on the entire production process of the iron core stamping line in the second workshop of company D.First of all,the current production process is analyzed through the current value flow chart,and the following problems are found in the current production and operation process of the enterprise:the production cycle is uneven,there are more work in process(WIP),the overall equipment efficiency(OEE)is low,and the mold is installed Type)long time,unreasonable production line layout,etc.Then,analyze the causes of the above problems,analyze the real causes of existing problems,optimize the production process,and develop improvement plans based on the value stream.The improvement research in this thesis is mainly carried out from the following aspects:First,through planning adjustments,production stability and on-time delivery rates are improved.Secondly,optimize the production line layout,select different process layouts for different batches of products after product classification,and reduce work in process inventory and handling distance.Third,promote TPM management,improve equipment maintenance,reduce downtime caused by equipment failure,and improve overall equipment efficiency(OEE).Fourth,implement rapid mold change,and reduce internal working time to improve mold change efficiency.The implementation of the above lean improvement plan has reduced inventory,improved on-time delivery capacity,shortened mold replacement time,and improved OEE.
