| The aerospace industry has been developing rapidly since the 21 st century,and China has reaped marvelous achievements in manned spaceflight,Beidou navigation and lunar exploration.The aerospace is not only showing the ability to intervene in space,but also an important way to protect security in terms of national airspace,waters and territory.Therefore,China has increased the investments in aerospace and approved a great number of development projects,with lot production projects increasingly seen.The airspace engine keeps a crucial position in the aerospace vehicle as it is one of the core subsystems,and the industry always takes airspace engine as priority.However,traditional project progress management pattern could not adapt the needs of development and have caused huge difficulty in progress control because of increasing tasks and requirements of quicker progresses,with resource conflicts looming large.As a result,it is urgent to establish multi-project progress management pattern to ensure developing and producing in many varieties and batches.This paper shows the introduction of multi-project progress,analyses the defects of typical project progress management,and displays the actuality and problems of multi-project progress managements in current enterprises.Meanwhile,it finds the crucial reasons,introduces concept of Critical Chain Project Management(CCPM)and formulates the application scheme aming at multi-project progress management of the aerospace engine.Moreover,it adjusts the organisation structure and clarifies processes and responsibilities of multi-project progress management,balancing the resource conflicts in terms of priorities of projects according to analytic hierarchy process(AHP)and expert consultation methods.Furthermore,it sets up critical chains of each project and sets project buffer,feeding buffer and real-time monitoring buffer on the basis of three-point estimation of program evaluation and review technique(PERT),in order to get hold of the actual progress and make adjustments.Finally,the paper verifies and analyses the multi-project progress management pattern based on cases of the aerospace engine projects in my company.By means of managing the multi-project critical chains,reducing time of each project,solving resource conflicts and setting buffers,it could keep risks in terms of techniques and productions away and achieve the objects of each project. |
