With the increasing scale of enterprises,more and more projects are running internally,and multi-project management emerges as the times require.In multi-project management,resource conflict is the main bottleneck and contradiction in project management.However,when many enterprises encounter such problems,they often can not actively and effectively allocate resources reasonably,so how should the enterprises that want to develop face such practical problems in such a process? Plenty of experts and scholars in many countries and regions are very concerned about this phenomenon.They hope that after spending a lot of energy and time on the research,they can help to solve this problem and put it into practice.KT-Company is a state-owned enterprise,whose main products are wire rope stranding machinery.Wire rope stranding machinery manufacturing industry is a typical industry with multi-project management enterprises,with the development of enterprises and the increase of business,from the earliest single project operation to the present multi-project operation,many problems have been found which deserve our consideration and solution.Now the main characteristics of multi-project scenarios are many projects,long project cycle,the whole projects are different but each project is similar,multi-project running in parallel.KT-company has completed more than 300 projects at home and abroad since its restructuring in 2000,and has received a lot of praise from customers.Since 2010,the outbreak of business volume has changed it from single project management to multi-project management,however,because of the resource conflict in the process of multi-project,many projects have not been completed on schedule.The main causes of resource conflicts are the following two aspects:(1)when many projects are going on at the same time,it is inevitable that some project managers will try their best to ensure the progress of the project,so they will compete for resources,and they will try their best to compete for resources,so resource conflicts have become the norm.When KT company encounters resource conflict in the process of project operation,what the project manager can do is to discuss with other project managers and some of them to decide whether they can give priority to them.However,it is usually in accordance with the principle that the production department places the order first and arranges the production first.It is impossible to give priority just because you want to.Then there will be problems with the progress of the project,but the project still has to be continued,which can only be made up by overtime work or outsourcing processing.Such a mode not only increases the operating cost of the company,but also easily causes conflicts and frictions,which brings many difficulties to the management of the company's top management.(2)The project cycle is relatively long.Because the company's products are non-standard products,this makes the whole project cycle very long,short-term in three months,long-term in one year,or even longer.In the process of project,the design and manufacture of parts and components are often carried out at the same time,so the fault-tolerant rate is very low,once there are errors,it will lead to rework or scrap directly,and rework or redesign and manufacture will temporarily occupy resources.At present,KT company adopts concurrent engineering and zero inventory theory in order to reduce the inventory rate and shorten the project cycle,so as to improve the core competitiveness of the enterprise.Through intuitive analysis,the direct impact of these two problems is still very large,mainly as follows: first,about 70% of the projects cannot be delivered on time within the contract period;Second,it leads to low production efficiency.Third,the overall cost of the project exceeds the budget.Therefore,it is necessary to make an empirical analysis of the whole project,so that the company's management can realize the authenticity and severity of this problem,and advocate scientific,reasonable and effective project management concepts,so as to solve the current practical difficulties of KT company.This paper hopes to establish a multi-project management system of KTcompany by studying the key chain CCPM theory and establishing the PMO of the project management office,so as to maximize the utilization of KT company's resources.The project management level of KT non-standard stock twisting machine and equipment will be greatly improved,so as to create greater product profits.Through the application of the new project management system and the key chain,and the data tracking and analysis of a certain series of twister equipment in 2018,the key problems corresponding to KT company have been apparently solved,and it can be said that certain effects have been achieved,and the corporate profit has been greatly improved.At the same time,it can be used as a reference for multi-project management enterprises in the same industry.
