Under the guidance of business process reengineering and optimization theory,this paper analyzes the problems existing in the current raw material procurement process of Shenzhen C Company,including the procurement preparation stage and procurement requirements,in combination with the procurement management and supplier management methods in modern enterprise management.In the stage,procurement implementation stage and procurement follow-up stage,many problems existed in the raw material procurement process of Shenzhen C Company,including low procurement efficiency,long approval time,high procurement cost and unstable inventory.By re-deconstructing the procurement process of raw materials,and combining theory with practice,comprehensively analyzing and researching the company's existing procurement process,based on the principle of ECRS analysis,optimized design research was carried out,and the optimization design of raw materials procurement process of Shenzhen C Company was proposed.This paper mainly uses the business process optimization and business process reengineering methods to implement the optimization of raw material procurement process of Shenzhen C Company,and realizes the optimization design of supplier management,including supplier access process design,supplier review system establishment and supplier incentive mechanism establishment.Realized the optimization of business process links,including procurement organization structure optimization design,information system design,procurement logistics process design,procurement settlement process design and procurement management supervision mechanism design;realized inventory management optimization design,including procurement organization structure optimization design,information System design,procurement logistics process optimization design.In order to ensure the optimization of the raw material procurement process,a full range of safeguard measures have been formulated,including institutional guarantee,organizational guarantee and information system guarantee.In order to evaluate the effect of the optimization of the raw material procurement process,the evaluation model of the optimization design effect of the raw material procurement process was designed,and the evaluation index was determined.After the optimization of raw material procurement process,Shenzhen C Company has optimized the various raw material procurement indicators,shortened procurement cycle,stable inventory,improved response speed,improved supplier management level and reduced procurement cost.Therefore,this raw material procurement process is optimized.Achieved the expected goals and achieved good results.
