After China entering the new normal slow economic growth,enterprises face greater market competition pressure and internal management pressure.If enterprises want to win the future competition in the market space,they must need to change the operating model established in the past years of rapid growth,as well as the management team's ideology,professional skills,re-layout and optimize the enterprise ecosystem.While,the supplier just is an important group in the enterprise ecosystem.It can be said that the ability of suppliers determines the speed and height of enterprise development.At the same time,the quality of a company's supplier base clearly reflects the strength of the company in the market.W motor company was founded in 1992,specializing in the research and development and manufacturing of motor and its drive system.It is a manufacturer of core components in the household-appliance industry.The development of W motor company is closely related to the environment of the whole household-appliance industry.In recent years,along with the population of marriageable-age has entered a low peak period,urban and rural household appliance market has gradually saturated,the property market tightening iterative upgrade,demand and consumption structure has multiple adverse and so on and so forth,electrical appliances market development and the growth space ware being squeezed,household-appliance enterprises generally faced with excess capacity,high inventory,shortage market demand such as troubles.W motor company in the environment of more severe economic environment at home and abroad,full of difficulties and challenges of household-appliance industry environment,as well as their own efficiency drive pressure environment.Optimize the layout of suppliers,improve the quality of supplier,improve supplier relationships are W company's strategy in the face of fierce external environment,and the long-term plan to enhance the competitiveness of enterprises.In view of these,this article is based on supplier development selection,classification management,relationship management and performance management,and other related theory,comprehensive application of reference carding,field survey,data collection and analysis,case study and so on method,combined with the current situation of W motor company to analysis the deficiencies and defects in the supplier management,and dig for the cause of the problem,and propose solutions to the problems.First of all,in this paper,this paper gives a systematic overview of the supply management theory,introduces the definition of supplier management,list supplier management objectives and the evolution of the relationship between enterprises and suppliers.Further,this paper Sort out the theoretical content of supplier-selection,supplier-classification,supplier performance management and the main content of the supplier relationship,and reviews and summarizes the domestic and foreign study of supplier management.Secondly,it introduces the basic situation of W motor company and its supplier management and the current main practices of supplier management in detail,and analyzes the following main problems existing in the current supplier management of W motor company based on the current situation:Over-reliance on some material suppliers,Inadequate quality control of suppliers,The effect of supplier evaluation incentive mechanism is poor in practice,Lack of supplier support.After that,it analyzes the causes of the problem from the consciousness level,talent level,system level and operational level,specifically,Lack of full participation in supplier management,Lack of professional supplier management personnel,The supplier management system is out of touch with reality,and Supplier management emphasizes business over relationship.At last,this paper puts forward a specific optimization plan based on the theory of supplier management and the existing problems of W company's supplier management.It takes the implementation of supplier domain management,the reasonable expansion of the number of suppliers,the development of strategic partners as the main optimization ideas.In terms of supplier selection and layout optimization,specific measures are proposed to eliminate exclusive supply,develop local suppliers and improve the supplier factory audit index system;In supplier quality control optimization,proposed the whole process quality control,raise the proportion of comprehensive performance of the quality level,set up the supplier support group of specific measures;In terms of supplier incentives optimization,put forward open quality exemption from the green channel,honor motivation,bargaining privileges,and specific measures to participate in product development rights;In terms of the optimization of supplier relationship management,it is proposed to adopt the supplier classification mode constituted by the supplier performance and strategic potential of A.T.Kearney enterprises,adjust the supplier classification of W company,and put forward the differentiated supplier relationship management strategy of W motor company for the nine types of suppliers after optimization.Through this study,I hope to solve the specific problems faced by W company's supplier management,improve the overall level of W motor company's supplier management,and finally improve the overall competitiveness of W motor company.
