Under the globalization of the economy,the international competition of the industry comes into perfervid,especially,in China,with the gradual disappearance of the demographic dividend,how to set up the good production management system,good processes,perfect process discipline,proper equipment,tools and fixtures by lean management method during the production process,how to generalize and carry out lean production activities,reduce the waste,increase the efficiency,increase the output to input ratio are the continual hard working direction for every enterprise.This study uses the related theories of lean,taking Nanjing Arrowhead Products Co.,Ltd.(APC)as an example,for the middle and small enterprises,who are at the stage of business increasing dramatically and the employees increasing sharply at the same time,to show how to carrying out the lean production to the on-site management through the effective tools such as the process optimization,skill matrix,Kaizen and visual management and etc.method to decrease the waste of the process,increase the production efficiency,increase the product qualified rate,decrease the lead time of the production,decrease the equipment failure rate and etc.production KPI.The study firstly makes a general introduction of the American owned company Nanjing Arrowhead Products Co.,Ltd.and presents the current status of the lean manufacturing for APC,the issues during the production,the manufacturing process and method during the stage of the company coming from the small size to the middle size in very short time,and found that the education background of the employees especially the on site operators is not so high,and know very little about the lean,the on site management is disordered,waste can be seen everywhere,the operators are lazy,the production efficiency is very low,the nonconformance rate is very high,the site visual management is not systematically,no system for the employees to follow up.And then,the study did the analysis and research through the methods of literature research,discussing analysis and the case research.And finally,the study came to the serial realistic solution to solve the current issues of Nanjing Arrowhead Products Co.,Ltd.,like decreasing the waste through the optimization to the current process flow,quickly solving the issue on site to decrease the nonconformance waste through setting up the visual management to focus on the issues,decreasing the waiting waste through cross training to meet the different customer's requirement,cultivating the enterprise Kainzen culture,leading the employees to find the issues,using their brains to find the solution suggestion through cross training,in order to reach the purpose of the continual improvement,forming the Kaizen culture,and the site continual improvement.
