With the rapid development of market economy,the industrial structure of manufacturing industry is constantly transforming and upgrading.In order to improve the competitiveness of enterprises,it is particularly important for enterprises to build a good production system.According to past experience,the company's economic benefits and product quality are closely related to the workshop layout and production process of the production system,so the optimization of workshop layout and production process becomes very critical.The research topic of this paper comes from the practical problems of the practice company-PCB workshop.In view of the confusion of site layout and the urgent need to improve production efficiency,this paper starts from the analysis of the site of M Company and puts forward some problems,lists the optimization measures based on the existing conditions of the company,and focuses on the improvement of the company's layout and production process.(1)Systematic layout method is used to study the unreasonable layout of PCB production workshop.The relationship between logistics and non-logistics is analyzed,and the comprehensive relationship between logistics and non-logistics is obtained by combining the two quantitative studies.Based on this,the layout of workshop is drawn.After optimization,it not only reduces 50% of the workshop staffing rate and improves the utilization rate of the workshop machinery and equipment,but also saves about20.5% of the logistics transportation distance and improves the utilization rate of the workshop area by about 22%.At the same time,the logistics transportation of the workshop has become well organized and the daily management has been improved.(2)Through the analysis of actual data,it can be concluded that the production bottleneck of the workshop is the mounting process of the mounter,and the improvement of the bottleneck process is one of the important methods to improve the work efficiency of the production line.The mounting process of the mounter can be divided into three sub-problems: the distribution of feeder,the distribution of suction nozzle and the mounting order of components.The three sub-problems are optimized by sequential traversal search,clustering and combinatorial set assignment methods respectively.Then,the optimization algorithms of the three sub-problems are integrated organically with computer information technology.Finally,an example is used to prove the effectiveness of the proposed method.The effectiveness andfeasibility of the integrated algorithm are demonstrated.(3)In order to fully utilize the effective working time to produce products,the availability of working time is improved.In view of the maintenance of the optimized workshop,this paper mainly explains from three aspects: the implementation of standard operating system,the implementation of 6S management and the establishment of Lean Propulsion Benefit.The above measures ensure the continuous and efficient improvement of the workshop.Based on the above optimization,the methods and conclusions of this paper can provide some guidance and inspiration for the company to further improve its production capacity in the future.
