In recent years,as the growth of China's auto sales has gradually slowed down,in 2018 and 2019,there has been a continuous negative growth.The competition in the auto industry has become more intense,which requires various auto OEMs to introduce new products to the market more quickly to attract consumers.In order to capture more market share faster,automobile OEMs must develop new models in a shorter cycle.Usually a new car project includes car styling and performance parameter design,car parts development,production line preparation of the factory,logistics planning,etc.For most joint venture automobile manufacturers,the localization development cycle of car parts largely determines the entire development cycle of new models,in this case,how to reasonably carry out project management for the development of new car parts,optimize project resources to the greatest extent,shorten the development cycle of new car parts is the common goal of all auto maker.The author's F Automobile Company plans to quickly develop a new car project code-named U in China.In view of the company's previous new car project development process,some problems in the progress management of the car parts development work,this article attempts to use project management theory,take the U project as an example to solve the schedule management problem of its parts development.This article starts with the current problems faced by F company and the status of project schedule management,and points out some of its existing problems,mainly including the unreasonable development schedule of project car parts,the lack of scientific methods for project schedule control,and lack of effective measures in project support,etc.Then take the U project of F company as an example,using WBS,network plan diagram,critical path method,Program Evaluation and Review Technique,Gantt chart and other methods to develop a reasonable schedule for the development of U project car parts,and then according to the project Related theoretical knowledge of schedule control,proposed control methods for the three processes of project schedule monitoring,project schedule deviation analysis and project schedule adjustment,and pointed out that there is room for improvement in U project car parts development using traditional project schedule control methods.Then use the buffer setting in the critical chain method to optimize and control the U project component development schedule management.Finally,suggestions were made for the progress management guarantee measures for the U project of Company F,which mainly included the introduction of project management talents,a good communication and coordination mechanism,regular project meetings,construction of project cultural concepts,establishment of a performance appraisal mechanism and improvement of project training mechanisms.Through analysis,research and practice,this article conducts detailed discussions in combination with specific cases and extracts the key factors that affect the development progress of car parts,so as to solve the problems in the management and control of the parts development progress of F company,it will provide a practical reference for the actual operation of the domestic joint venture plant's new model project parts development schedule management.
