| In 2018,the FAW Group initiated the restructuring on "three pillars" mode of human resource management in headquarters level of the group,after that,seven subsidiary companies follow the transition of "three pillars" mode in 2019.It concentrate extensive attention in the group of "three pillars" mode of human resource management currently.This paper takes FAW Co.,Ltd.-Power-Branch-Company as an example to design and study the business reconstruction scheme with "three pillar" mode for its human resource management.Firstly,based on tissue reengineering,"Four character","Three pillars" model and competency model theories,considered the Power-Branch-Company current status,strategic plan and HR management,we believe that the HR management in Power-Branch-Company can’t support the enterprise objective and organizational revolution,then analysis the necessity and feasibility of transition of "three pillars" model.Secondly,rebuild the organization on the "three pillars" mode on the HR position and function,clarify the roles,functions,key activities,allocation and competency on the every pillar,list out HR Center of Expertise,HR Business Partner and HR Shared Service Center organizational restructure,figure out the operation and current problems solving after "three pillars" accomplishment.Thirdly,demonstrate the HR management restructure implementation phases and targets.There are some risks in HR organizational restructure,safeguard mearsures are necessary for "three pillars" model rebuild.The text break the traditional model that the firm realized the "three pillars" model who just research one pillar on improvement,construct the Power-Branch-Company "three pillars" model from zero.The HRCOE,HRBP and HRSSC organizational structure,role functions,business activities,operation,staff allocation and competency generate the overall design scheme,offer the meaningful reference of transition Power-Branch-Company to "three pillars" model,at the meantime,it offer the most meaningful best practice for the similar firm inPower-Branch-Company in FAW group.It also research the role position,function design,and staff allocation,in this procedure. |
