The fierce competition in the real estate market at home and abroad requires corresponding improvement in the management level of real estate project,in which the mode of real estate project management plays a very important role.In view of the specific projects constructed in recent years,it is found that the EPC model is characterized by owner's preference for decision-making,contractor's undertaking most of the management and risk,owner's participation is low,cost control is not ideal;DBB model is characterized by gradual progress,investment is based,but early investment.CM mode is characterized by stage subcontracting mode,no general contractor,the owner directly signed contracts with each contractor,strong control,fast progress,low cost and good quality,but the owner will increase the cost of bidding,but also bear greater risks;DB mode is characterized by the integration of design and construction,effective.To avoid the contradiction between design and construction,shorten the construction period and reduce the cost,but the qualification,technology and management level of the general contractor directly affect every link of the whole project.The characteristics of PMC mode are that the owner entrusts the professional project management company to manage the whole process and all-round of the project,and the owner's management and control strength.Smaller,the management and technical level of the management company directly affects the quality of the whole project.Considering the actual situation of the real estate project,it is found that the problems of the project management mode are mainly reflected in the owner's centralized decision-making power,low participation,long project cycle and the disconnection between design and construction.Through SWOT Doss matrix analysis,EPC,DBB,CM,DB and PMC modes are simulated and analyzed,and the CM mode of the optimal management mode is preliminarily selected.The CM model was successfully validated by a questionnaire survey of 50 valid samples.However,it still can not meet the actual needs of the real estate project,so we can improve and innovate from the aspects of schedule,cost and quality,and get a new CM model-CM 2.0 model which is in line with the current situation,and analyze the benefits.The original time lag of 89 days in progress was achieved,and the final completion acceptance record was completed on time.Invalid cost was 2 million 20 thousand in the early stage,and it was reduced by 5 million 120 thousand in the final statistics.In terms of quality,the reverse attack was completed from the bottom of the group,which ranked first three in the group and successfully built the landmark high-end residential buildings in the city.Through improving the project organization and management structure,optimizing decision-making power,the owners signed contracts with contractors to design and build the high-end residential buildings.Bidding,construction intersection and other methods,progress,cost and quality have been greatly improved and improved.The research results can be used as a reference for similar projects in the same industry in South China.
