Chengdu Distribution Center,as one of the six core distribution centers in China of D Company wholly owned by famous DA Automobile Group,has been operating for six years.With the continuous growth of business volume,the company still uses the whole operation mode established at the beginning of its operation.Although the operation mode has been running smoothly after many years running-in.However,compared with the possible future continuous growth of business volume,how to reduce the frequent repetition of the same operations in the existing goods in and out operations,improve the overall efficiency of delivery,how to make personnel deployment and equipment allocation more reasonable,how to make the overall team collaboration of distribution center more efficient,how to better serve distributors and improve customer satisfaction,all of those put forward higher requirements for the operation of distribution center.This paper took the business operation of Chengdu distribution center of D Company as the research object,by combing the business operation of Chengdu distribution,such as goods in and out,warehouse management,parts claim of distributor,and combined the interviews with relevant managers and actual operators of distribution center,as well as the author's years of practical management experience in the enterprise,diagnosed the problem that cannot be ignored in the existing operation of Chengdu distribution center and analyzed the root cause.On the basis of analysis,this paper combined ECRS optimization theory and method to optimize various business operations of Chengdu distribution center by certain degree.By introducing the idea of operating according to route and giving full play to the role of information system,cancelled the manual operation steps existing in the original operation process,simplified the label printing and delivery list,combined repeated picking operations and overlapping parts transshipment routes,optimized the classification processing of distributor's parts claims,and avoided the problems such as unreasonable personnel deployment and equipment allocation,duplication of actual business operations and inefficient overall efficiency in the existing distribution center operation mode.The results of this study have certain practical value for D company and Chengdu distribution center:Firstly,the topic of this paper comes directly from the company that the author works in.By sorting out the business operation,analyzing the problems and putting forward the optimized solution,we can properly solve the practical problems existing in the operation of Chengdu distribution center and improve the overall operation efficiency,which has a strong management significance for the following development of Chengdu distribution center.Secondly,during the research and development of optimized solution,this paper is not limited to the optimization of a single business operation,but consider from the overall operation of Chengdu distribution center,by determining the guidelines and principles of operation optimization,the operational optimization of each sector gradually developed according to the guidelines and principles,and ultimately form a set of practical optimized solution.This method is not only helpful to solve the problems existing in the operation of Chengdu distribution center,but also has certain reference significance for the follow-up study of similar operation optimization problems.Finally,the final optimized solution in this paper has a certain reference and guiding significance for other regional distribution centers of D company to solve similar problems.
