With the rapid development of economic globalization and the deep integration between China and the world economies,the global industrial chain pattern is accelerating its evolution,and the competition among enterprises is becoming more and more fierce,gradually transforming from product force competition to total factor competition in management,culture and other aspects.In order to stand out in the complex competitive environment,enterprises need to reduce waste in the production process,reduce production costs,improve product quality and enhance customer satisfaction.How to achieve the goal of enhancing the market competitiveness of enterprises is a problem that enterprise operators and scholars pay more and more attention to.Lean Production,as one of the modern enterprise management methods combining eastern and western management ideas,has the core idea of reducing or even eliminating waste and establishing a flexible and efficient modern production management system.Lean production is a new production method after manual production and mass customized production.Lean production is known as "the standard production mode of the world manufacturing industry".This paper takes Nantong Xinyuan New Material Co.,LTD.(hereinafter referred to as "Xinyuan Company")as the research object,using questionnaires and other methods to find and analyze the main problems in production management of Xinyuan Company.Fully consider the current status of Xinyuan's "multi-variety,small-batch" production mode,and use lean production-related theories to formulate optimization plans from production scheduling plans,inventory management,workshop layout,site management,equipment management,and quality management.The optimization of production scheduling plan eliminates the "non-value-added" link in the planning management process and improves the accuracy of product orders.Inventory management and workshop layout optimization,follow the "U" type equipment layout ideas,focus on solving the problem of large inventory caused by "handling waste" and "dead product" of materials.Optimize on-site management,strengthen measures such as 6S management,kanban management,and system consolidation to improve the on-site management level of the production workshop.Equipment management optimization.Through the analysis and adjustment of the operation process of changing specifications,the implementation of TPM management activities,and the establishment of an OEE index optimization model improved the overall equipment efficiency.Optimized quality management,improved product qualification rate through analysis and adjustment of specifications and error prevention processes,and establishment of a three-level quality supervision mechanism.After the implementation of lean production,Xinyuan's product delivery rate increased to 90%,inventory funds decreased by about 55%,and the product qualification rate was ?95%.In the process of equipment management optimization,this paper established an optimization model based on the general OEE algorithm,analyzed and studied the equipment for fine cigarettes with the most equipment specifications,and raised the OEE index of equipment for fine cigarettes from 61.43% to 81.79%.The research method based on the OEE model is obviously innovative.In addition,the research on lean production management of Xinyuan Company can provide a strong reference for other manufacturing enterprises.
