Based on the increasingly competitive global market and technology are increasingly the lean of the domestic market background,the company needs to enhance its competitiveness,at the same time needs response to the national power of science and technology independent innovation policy,therefore the optimization of M company improve is imperative.N type radiator production line of M company is mainly responsible for DRS96 type medium radiator products assembly and production,the orders of the workshop where N type radiator is producted are not stable,there are many order types and they all share a welding furnace,and there are also many problems,such as the layout of the workshop,the logistics of the production line are complex,and the imbalance of the production time,etc.The production situation leads to type N radiator production line balance rate is only 61%,production process is not smooth,WIP backlog,personnel and equipment utilization rate is low,scattered layout,production line distance is too large and so on.Based on the above drawbacks,the company set up ME and set the N radiator production line as the core to optimize and improve the 18 and the 22 workshop,hope to improve production efficiency,achieve leaning production.First of all,set the N radiator production line of M company as the main analysis object,through the value stream mapping method,the layout of the equipment,the production line logistics and each process are visuable.Next we can Draw the current value of the flow chart,analysis the lean production process,to find the reason why the production balance rate is low,equipment layout is confusion,the distance of logistics production line is too large.Secondly,based on the idea of lean production to improve,on the one hand,using ECRS principle,TWI training method,5S management,balanced production methods to optimize the production process,improve the production line balance rate of nearly 26.1%,on the other hand,using the SPL system design,spaghetti method,specialization principle optimization method to optimize the equipment layout ofproduction line and production logistics,logistics improvement rate is nearly 44.1%,productivity has increased by nearly 13.2%,also,improve the value of the flow chart to provide reference for the implementation of improvement activitiesFinally,using Flexsim to simulation analysis the before and after optimization,through comparative and analysis the simulation results and the direct benefit and indirect benefit of the production line before and after,the results show that the optimization of the N type radiator production line of M company could achieve the desired results.on the one hand,it's the direct benefit,operating toll period was 12.5%,the workstation period was 11.1%,total process time period was 14.9%,logistics distance period was 55.9%,production time period was 13.2%,qualified period was 21.3%,line balancing period was 26.1%,on the other hand,it's the indirect benefit,the enthusiasm of workers,convenience of management,customer satisfaction,etc.
