This paper chooses the changeover time of the full automatic polarizer attaching machine in G company T production line for study. The significance of the study is to shorten changeover time and improve the equipment utilization.The research analyzes the changeover process by using related methods and technology of industrial engineering such as value stream mapping, 5W1 H, ECRS, etc. Based on the distinction between internal and external operation time, it further compresses the changeover time and rearranges changeover flow through program analysis and motion analysis, and ultimately comes to the optimization solution for reducing changeover time.Based on traditional SMED(Single-Minute Exchange of Dies), the study of optimization steps are with below highlight: in the process of compressing internal and external operating time, the first step is to make analysis and optimization of single motion so as to define the standard of each operation, then the standard time of each operation is specified through Predetermined Time System(PTS). Afterwards all necessary operations are ordered, analyzed and optimized sequentially(including optimization of joint operation). Thus internal and external operating time is compressed thoroughly again.After a series of improvement application, from November to December in 2014, changeover time of the full automatic polarizer attaching machine in G company T production line was shortened from 2806.2s to 1165.6s. The reduction was up to 58.4%. During that period, the Overall Equipment Effectiveness was enhanced by 20.5%, and single cycle time of bottleneck process was shortened by 17%.This paper not only supplements the SMED application cases, and also acts positively in implementing and improving the SMED of automatic equipment in electronics industry.
