It plays very important role for production line optimization and it is key operation in a manufacturing company. A good company must have good production process, it helps company to improve operation management expense and production cost and also can improve production capacity and product quality accordingly.By using production line optimization theory we analyze problem which happened nowadays in screw production line in R Company. Firstly, some bottleneck work station cannot afford more and more high output and meet the market demand in the future years. It cannot meet company’s expectation to existing takt time so that it need to optimize. Secondly, we meet some problem in facility layout and machine utilization ratio for facility management in screw production line, such as unreasonable facility layout and high machine breakdown issue what have impact smoothly production. Thirdly, low quality level in production line, bad quality performance in FPY(First Pass Yield)and Escape, which increase rework and complain ratio.Taking 30HXC250 model as example which meet problem in capacity、facility management and quality in June,2012, in capacity optimization we analyze target takt time and corresponding bottleneck operation station based on capacity demand in screw production line in the future years, we take action like changing operate process of operation station to improve takt time up to 20% to meet demand in 2014. In facility management improvement, considering facility layout and machine utilization ratio we take action to optimize facility layout, add new equipment and decrease machine breakdown ratio to improve facility management level and keep 98% of machine utilization ratio stably. In quality performance improvement, we take advantage of FPY and Escape which is key quality performance tool to detect main factor that influence production line, take detail measures to improve quality performance to make FPY up to 98% and keep 3% of Escape stably. Finally management of R company will carry out a series of measures like staff training plan and TQM(Total Quality Management) in company culture and operation system to make sure screw production line improve constantly and ensure it continue to keep powerful competitive strength in the market.
