LCD market is a fast changing market, it requires on time delivery; at the same time, this market has big periodic characteristics, the demand is waving in one year. TPO (TPO Display Shanghai Ltd.) need produce many projects in a week, the plan is complicated. Actual plan is in disorder and cause high cost and shipment delay. So it need an optimized method to make production line in order, and ensure on time delivery and minimize manufacturing cost.After analyze TPO's production line ,this article utilize EDD(Earliest Due Date),SPT(Shortest Process Time), STR (Slack Time remaining) sorting method to solve production plan problem; create a integral plan model to meet the target of minimize the cost of switching production line.Use sorting method create the optimized model of low season and high season, set target function fro minimizing production cost and maximizing the production efficiency, use the model and method to solve actual problem, based the result, production cost was reduced 17.57%, and production switching time reduced 16.67%,yearly cost saving amount is RMB1,176,692.4.In the last part of this paper, sensitive analysis is made to discover the impact of abnormal line stop. It shows that abnormal line stop has sound influence on the sorting result. Therefore, this paper strongly recommends keeping a five hours assurance period for each project, then all delivery schedules will meet target.
