With the further progress of globalization,enterprises are facing more and more pressure to survive,and this pressure is especially prominent in manufacturing enterprises.As a domestic high-tech industry in the 21 st century,in the face of the various Western crackdowns and sanctions against high-end manufacturing in recent years,the efficiency and yield of midand low-end chip processing and manufacturing is the foundation for China’s semiconductor industry to stand in the cruel and competitive environment of the world.In the manufacturing industry,lean production theory can be described as the most effective management method,which can reduce the overall cost of operation of enterprises to significantly improve the overall efficiency of enterprises.Therefore,the rational use of lean production theory in semiconductor production can greatly solve the problems that exist in manufacturing at this stage of the enterprise,thus enhancing the comprehensive strength and core competitiveness of the enterprise.After reviewing the literature on lean production management and site management,this thesis summarises and organises the current lean production management and site management theories,and introduces the right thinking and applicable methodological theory into the manufacturing management of Y Semiconductor.This thesis identifies various waste phenomena on the production site through on-site observation and questionnaire surveys,and uses three basic methods of identifying and solving site waste,including the site study method,comparative study method and data analysis method,to reduce various wastes in the process of equipment maintenance.The core idea of waste elimination in lean production theory is combined with the data analysis method and the ECRS method to analyse and study the manpower allocation and testing process of the production line in depth to reduce management waste and quality cost waste.The guiding principles of lean production were used appropriately and the 6S management method was used to organise and manage the production site in a uniform manner,thus providing the prerequisites for improvement measures.On this basis,safeguards were developed to ensure the smooth implementation of the production site management improvement measures.The article is guided by the scientific theory of lean production in solving the problems that exist on the production site.Instead of a simple list of lean production theories and methods,the article goes deeper into the company’s internal environment,taking into account the development of the company and the current problems in the production line.
