In recent years,China’s new energy automobile industry has developed rapidly,and the entire new energy vehicle industry chain has continued to advance.Original equipment tires are one of the key components,and the competition is becoming increasingly fierce,and the project management ability developed for new energy vehicles has gradually become an important part of tire companies to maintain competitive advantage and profitability.This paper takes M tire company as the research object and combines the actual situation of TESLA electric vehicle supporting development project to conduct specific research on project progress control.The TESLA electric vehicle supporting development project is a typical new energy vehicle project,with a short development cycle of less than one year.Due to the very tight project construction period and the difficulty of project schedule control,it is necessary to use scientific project management theory and methods to study and control the project schedule to provide a reference for future new energy vehicle supporting tire development projects.At the beginning of the project,WBS work decomposition,construction period estimation,network planning diagram were used,and the Gantt chart schedule was prepared by project software.The project schedule deviation analysis was carried out by the earned value management during the project on-going,and the 4M1 E method was used to identify the reasons for project schedule delay from five aspects:personnel,materials,methods,machine and equipment,and environment,and builds a system based on the principle of target control,dynamic control principle and closed-loop principle.It has formed the dynamic cycle control system covering the whole process of project implementation and the PDCA cycle control mode of project schedule delay correction control system,providing guarantee for project progress control through organizational guarantee and management guarantee measures.Through the study,it is found that the main reasons for the progress deviation of TESLA electric vehicle original equipment development project are insufficient personnel management,lack of tread material processing management,lack of scientific theoretical methods,and social environment epidemic four aspects.Aiming to solve the problem of schedule delay deviation in the project and prevent the schedule deviation problem of follow-up works in the whole process,this Paper adopts dynamic cycle control steps including adjusting the schedule,implementing schedule control,checking the control results,and then adjusting the schedule.At first,it adjusts the construction period of key tasks such as design verification and small-batch trial production,legal certificates application,and mold sidewall plate modification to carry out project schedule deviation delay correction.It is found that there is still time delay after compressing the construction period of subsequent key route tasks.Then,the work cycle is compressed by adjusting the working relationship between TQP signing-off and mass production mold ordering and production.At the same time,in order to ensure that all work tasks and processes are completed as scheduled in accordance with the adjusted planned period,specific progress control measures such as improving staff work efficiency and strengthening material supervision have been formulated.And also it is to do good job in project progress management control by establishing a special schedule control organizational structure,building a construction period guaranteed responsibility system,conducting a conference coordination system and other organizational safeguard measures,as well as the use of Net INB system,the establishment of communication matrix as management guarantee measures.The final optimized project schedule is consistent with the original schedule,and total construction period can be caught up through the above measures.The research of this Paper is of great significance to the progress control of the original equipment development projects of new energy vehicles of company M.It is conducive to company M having a mature project schedule control system,timely discovering project progress problems,providing powerful solutions,and seizing opportunities to further strengthen and grow in the face of increasingly high technical requirements for new energy vehicles,shorter and shorter tire development cycles and increasingly severe competitive environment.
