For enterprises,today’s market competition is increasingly intense,the economic environment is full of uncertainty,How to satisfy the increasing consumer demand while reducing the production cost and improving the production efficiency of enterprises has become the key factor for manufacturing enterprises to gain competitive advantages and achieve long-term development.As a production method with high quality,low consumption and fast delivery under the conditions of multi-variety and small-batch production,lean production,focusing on reducing waste and ensuring quality,has been widely applied in different industries and different types of enterprises,and achieved relatively objective results.In this paper,the curing workshop of G Company(hereinafter referred to as Workshop A)is taken as the research object,it mainly focuses on the problems existing in the process of production and operation,as well as the countermeasures for these problems.Lean production methods and tools were used to optimize workshop A.Firstly,questionnaire was applied and the current situation of the production line was combined to summarize the problems of chaotic management of the production line,disordered material turnover,too long time for mold change,difficult implementation of lean.Secondly,the field problems were analyzed in detail from the perspective of lean production.Finally,5S management,Kanban management,rapid mold change,promoting lean production culture and other methods were applied to optimize and improve.Through lean improvement,based on 5S management,the staff took on a new mental outlook,and the material turnover in the workshop became orderly.Then,it was extended to the optimization of the material turnover on site and the improvement of mold change time.The mold change time decreased by 84.1% from 245 minutes to39 minutes,and finally the culture of lean production was successfully promoted in Company G.It has effectively improved the production efficiency and market competitiveness of G Company.At the same time,the research results can also provide some lean ideas and inspiration for other manufacturing enterprises in the process of implementing lean production management optimization.
