Because of the reasons like raw materials,energy resources,compensation increase etc.,a large number of manufacturing industries which produce low and middle technology products develop difficultly.Faced with the pressure of high cost,low profits,customers' high demand for quality and delivery,manufacturing industries have to change into Lean Production to continue to reduce costs and maintain strategic advantages of low price competition and competitive advantages of differentiation and professionalization.Otherwise it's unable to break constraints of manufacturing industries' low incomes and shrinking profits margins.Based on the research and summary of Toyota Production System,Lean Production was proposed as a manufacturing model in 1900 during the research of International Motor Vehicle Program done by Massachusetts Institute of Technology.The core idea of Lean Production aims to eliminate all kinds of waste in supply chain.The aim is centred to develop a set of improvement methods and tools and then forms a set of manufacturing management system which is perfect and unique.The Value Stream Mapping of Lean Production system analyses the flow of materials and information in the process to find out possible waste in all links through the research on value adding and non-value adding activities and finally use proper methods and tools of Lean Production to improve them.In this article,margarine production of NC Food Company is the research object.Logistics and information flow data is collected and analyzed through the study of market demand and production process.Then use current status of Value Stream Mapping to dig out problems and seek for possible improvement opportunities.According to the analysis of the problems,production line balance improvement,SMED,TWI tools and other measures are used to solve problems.Production line balance improvement: use Value Stream Mapping to analyze bottleneck processes and to improve them.SMED: Define internal changeover and external changeover.Change internal changeover into external changeover as much as possible to reduce changeover time.TWI: Use work improvement methods of TWI to analyze the operation process and ECRS principles to optimize the operation process.After optimization,use JI of TWI tools to guide the operation to be standardized.Use Value Stream Mapping and relevant lean production tools to improve production and to achieve the improvement goals in the project finally.
