With the operation of Barco SuZhou factory in 2019 and the promotion of the strategy of moving from the high-level market to the low-level marketfrom Eizo,the already competitive medical display market has reached a new climax.The main problem of this kind of discrete production enterprises is how to establish an operation system with low manufacturing cost,high operation efficiency and sustainable development,shorten the production cycle,improve the product quality and improve the material turnover rate.Lean production as a sustainable development of advanced production management system becomes the first reform plan.After nearly 20 years of development,B company has become a domestic and international leader in the medical display industry,major providing customized medical displays for Siemens Healthcare,Philips Healthcare and GE Healthcare.The company is faced with such problems as long delivery cycle,low production efficiency and tight turnover and storage space,which production mode is a multi-variety and small-batch enterprises.In order to better serve customers and solve the current problems,B company hopes to implement the lean production model and improve the HL production line with lean production tools,so as to better meet customer needs and establish a lean demonstration.This paper takes the production process of HL product line of B company as the research object,collects and analyzes the data of its logistics and information flow,draws the current value flow chart,discovers the problems and designs the future value streammap.The production lead time hasbeenshorten from188.5 days to 13.5 days,the SMED time is rudced 20 minutes,and the factory logistics distribution method is established to improve the utilization rate of the plant and the material turnover rate.Finally,through lean improvement the labor hour was reduced by 27%,the shopfloor space will be saved by 10%and the LT will be reduced by 92.8%,which important improvementof production management level and customer satisfaction for reducing the manufacturing cost and production leadtime. |
