| The development trend for paper-making machinery industry has become better and better in recent years,but due to its highly customized characteristics,the construction period from the beginning to the end of the project is quite long with the high quality requirement and complicated procedures.V Company has been deeply involved in the paper-making machinery industry for more than 150 years.’Made in China,German quality’ is always its pursuit,but at the time,it also faces the problem of shortening the delivery time.When negotiating new orders with customers,delivery time has become the top priority.At present,traditional methods such as the traditional critical path method and Gantt chart are still used for project schedule management in large scale project execution,which is easy to ignore the impact of human behavior and resource constraints on the project schedule.When formulating a schedule with traditional methods which only focus on the logical relationship between project requirements and processes,assuming resources will be offered unlimited.However,in the actual execution,there are often situations that resources are shared between different tasks and even parallel projects will compete for the same resource.On the other hand,there is also problems in the early warning of schedule deviations,lack of real-time monitoring of the project execution as well as the inconsistency of the schedule and the plan which will eventually lead to project delays or need to increase additional resources to ensure the ontime delivery of the project.This article takes new order Project B as the research object which the given delivery period is quite tight.Firstly,it introduces the background and overview of the Project B,then based on the historical project implementation,and through interviews,specifically analyzes the schedule problems during the project execution and some potential risks may happen in the future.The mainly problems are reflected as the poor implement-ability of the project schedule,lack of intermediate schedule control,and so on.In order to solve these problems,a cause analysis was carried out,and it pointed out that the uncertainty of the behavior during the execution of the project plan.the inadequate control during the execution,the long safety time,and the resource bottleneck were the main reasons for the deviation of the schedule.This thesis recommends to use the critical chain method to make the project schedule after the above analysis.The critical chain for Project B is found through the construction of the critical chain model,and also,the buffer is set to deal with the constraints and uncertainties of the resources which may have negative impact on the project schedule.In addition,this article also mentions that through the monitoring of the project’s sub-planning,resource status monitoring,and risk management in order to make the timely detection of deviations and on-time measures to correct deviations.After the project finished,the effect of schedule control is evaluated based on the execution results.Through a series of analysis and put into practice,it provides theoretical and practical experience reference for the implementation of similar projects in the near future.After analysis and calculation,the project execution period can be shortened through using the critical chain method and buffer time setting,as well as improving the efficiency of project execution.Hope that the research based on this project will provide theoretical and practical experience references for the implementation of similar projects in the future. |
