| Since the outbreak of the COVID-19,a large number of companies have gone bankrupt or transformed.Chinese companies faces a huge challenge of operating steadily.In 2020,the reform of state-owned enterprises is further accelerated,Chinese government has proposed that state-owned enterprises should enhance the awareness of efficiency and form higher-quality input-output relationship.The rapid development of 5G technology and digital economy has given birth to a new model of "Internet+media",and the cultural media industry is facing a new opportunity for developing.Therefore,the state-owned enterprises in the cultural media industry need to adhere to the positive and steady principle,strengthen management foundation,seize the opportunity for industry development,and enhance the input-output efficiency.In Japan.Inamori Kazuo has created the Amoeba Management System(AMS).AMS divides a large company into small business entities which operates and accounts independently like a company,realizing the participation of all employees and stimulating the vitality of the company.Inamori applies AMS to Kyocera Corporation and KDDI,and shapes the two corporations into the Fortune 500.He continues to promote and develop AMS,helping JAL,which was on the verge of bankruptcy,to turn losses into profits within a year.In China,Haier Group and Huawei Group have all learned from AMS to achieve rapid progress.The creation and application of AMS provides new ideas for the development and reform of Chinese companies.AB Company is a subordinate unit of a provincial state-owned enterprise.With five years of development,the company has achieved good development results,developing into a company with five business scopes,including corporate video planning and production,space planning and environmental design,brand planning and visual design,planning and implementation of corporate publicity activities,and new media communication and operation.However.AB company is also facing problems such as profit declining,single customer group,and inaccurate accounting.The author uses the SWOT model to analyze AB Company and finds that the company is facing a new opportunity for developing,but the internal management foundation is weak.It is recommended that AB Company adjust its strategy and optimize its business model,and further analyze the necessity of introducing AMS.Based on the case of Haier Group’s "self-operated body" and Handu Yishe’s "group system",the author analyzes the feasibility of AB Company’s operation of AMS.Based on the data of AB Company through the field research,the author conducts a case study on the design and operation of AMS of AB Company.Based on the principles and methods summarized in the literature on the AMS,the thesis designs a AMS plan of AB Company.The plan focuses on AB Company’s strategy of developing into a modern platform media company,and sets the reform’s purpose as improving operating efficiency,subdividing the accounting system,training business talents,and shaping operating philosophy.The aim of the plan is to solve problems of AB Company,and constructs the practical system and philosophical system of AMS.The AMS plan clarifies the main tasks of learning Inamori’s philosophy and refining AB Company’s philosophy,adjusting the organizational structure,subdividing the accounting system,establishing a business analysis mechanism and preparing annual Amoeba Management Plan.Taking a year to introduce AMS,AB Company has achieved good results.AB Company’s revenue and profit has rose rapidly,and it has succeed in subdividing the accounting system,establishing a PDCA cycle of AMS,summarying AB Company’s philosophy and training operating talents.However,AB Company has faced with problems such as high employee resistance,waste of internal resource,data games,and lack of performance appraisal mechanism.To solve these problems,the thesis suggests AB Company to establish operational guarantee measures of AMS,including establishing work organization mechanism,establishing annual learning mechanism,establishing a fine accounting mechanism and establishing performance appraisal mechanism.Through the above research,the thesis draws the following conclusions:firstly,the operation of AB Company’s AMS has achieved expected results;Secondly,the thesis proposes a specific design plan of AMS;thirdly,the thesis conducts a performance evaluation of the operation of AMS;finally,the thesis summarizes the safeguards for the operation of AMS.The thesis hopes to provide new ideas for innovation of enterprise business model,to enhance input-output efficiency of state-owned enterprises,and to strengthen management foundation of corporation. |
