Manufacturing industry drives 100 million people to work every year and occupies an important position in China ’s economic structure.However,the traditional manufacturing industry is ’big but not strong’,which is mainly manifested in the unreasonable industrial structure,fewer leading enterprises,and lack of core technology.The manufacturing industry is also facing the risk of outflow to low labor cost countries.How to boost the overall level of China ’s manufacturing industry and build a manufacturing power is the core issue that China’s manufacturing industry needs to solve.At present,with the rapid development of advanced information technology such as big data,it has become an important option to solve this problem by enabling manufacturing industry with information technology and realizing profound changes in all aspects of R&D,production and management.Therefore,the digital transformation of manufacturing enterprises has become the focus of industry discussion in recent years.At present,manufacturing enterprises in what mode to complete the digital transformation,transformation will encounter what kind of contradictions and resistance,these problems are constantly seeking new answers in practice.J company is an old state-owned enterprise engaged in industrial mother machine manufacturing.How to seize the opportunity of the times,realize the upgrading of enterprise products through digital transformation,and then occupy the middle and high-end industrial motherboard market is a realistic problem faced by enterprises.Based on the theory of resource-based view and dynamic capability view,and drawing on the relevant research of digital transformation,this paper believes that enterprises need to break through the information island of each link of the value chain through systematic digital transformation,and continuously empower the production,operation and decision-making of enterprises.This study adopts literature research method and field research method,and uses PEST analysis,five-force analysis,SWOT analysis matrix,EFE matrix,IFE matrix,QSPM analysis matrix and other tools to analyze the internal and external environment of the target company,select the digital transformation strategy that meets the development needs of J company,determine the direction and mode of strategy implementation.According to the theory of resource-based view and dynamic capability view,combined with the actual situation of the enterprise,J company ’s digital transformation adopts a torsional strategy,that is,accurately grasping the development direction of intelligent manufacturing,actively reinforcing the shortcomings in digital construction,and enabling digital technology to fully empower the enterprise.It is determined that the digital strategic direction of J company is to strengthen data governance and promote intelligent manufacturing.The transformation mode is to continuously improve the systematic and integrated application level of digital technology,empower business improvement-business innovation.The goal of digital transformation strategy is to upgrade digital infrastructure,build intelligent manufacturing factories and build cloud production information system.This paper puts forward three measures of infrastructure digitization,production process digitization and business system cloudization,and further puts forward the implementation guarantee of reverse digitization strategy from the aspects of organization,capital,talent and enterprise culture.There are two innovations in this research.First,it proposes a digital transformation strategy as a reverse strategy.Its main content is to implement organizational management system changes and employee digital thinking and skills improvement actions,and promote the construction of enterprise-level data middle platform to eliminate the information island existing in the enterprise,thereby reversing the enterprise’s disadvantages.Secondly,it puts forward the implementation and guarantee measures of the reverse strategy.Through the three measures of infrastructure digitization,intelligent production process and cloud-based business system,the digital transformation strategy is implemented,and the implementation of the strategy is guaranteed from four aspects:organizational resources,financial resources,human resources and corporate culture.This paper combines the theory of resource-based view,the theory of dynamic capability and the research on digital transformation,studies the digital transformation of typical manufacturing enterprises,and discusses the transformation mode and transformation method,which is helpful to enrich the research results of digital transformation of manufacturing enterprises.This paper goes deep into the internal and external environment of J company,which helps J company to find a digital transformation strategy suitable for its own business situation and industry development trend.In view of the fact that domestic large-scale enterprises have many similarities in the process of digital transformation,this paper has certain reference value for the digital transformation of manufacturing enterprises.
