| Lean management is a continuous iterative optimization process,is a common management mode of modern enterprises,especially in electric power enterprises,through lean management engineering construction projects is an important means of the smooth completion and production of power grid infrastructure projects,help to promote the construction of power grid,to protect the economy and people’s livelihood.In order to accelerate the realization of the "14th Five-Year Plan" development goals,it is urgent to build a safe,reliable,green and efficient smart grid.The construction of smart substation has become an inevitable trend in the intelligent development of power grid.Ensuring safe,high quality and reliable power supply is the key construction task of electric power enterprises.In the intelligent development of power grid,the construction of intelligent substation puts forward higher requirements for lean project management of power enterprises.Combined with domestic and foreign research,although the lean management of engineering projects has been widely used in foreign countries,there are still some shortcomings in both theory and practice in domestic engineering management,which is in the stage of exploration and improvement.For engineering projects,management activities run through the entire management process of the project,is to effectively manage the whole project in the early,middle and late stages,while lean project management can minimize waste in the whole process of engineering management,achieve cost reduction and efficiency increase.It provides more effective guidance for the smooth construction of traditional infrastructure and new infrastructure in electric power enterprises.Since the implementation of lean management in the construction projects of YNJS Company,it has made certain achievements,and also summarized and solidified some good experience and methods,mainly in the aspects of project quality,progress,safety and so on.With the gradual progress of lean management,the company has created a better lean management atmosphere.The purpose of applying Lean Six Sigma management in engineering construction is to optimize the engineering construction process with highly operable methods,eliminate waste,continuously improve the problems in engineering project management,improve the quality of engineering construction,and improve the company’s lean management level.Based on this,this paper adopts literature reading method,investigation and interview method and question analysis method to study how YNJS Company carries out lean management in combination with the construction of smart substation.In this paper,through literature review,although the lean management in foreign research and practice are more mature and perfect,but because of Chinese special system background and conditions,as well as the electric power enterprise especially project construction company special industry and nature of work,of theory and practice research in China is always unable to guide the construction of power grid companies intelligent substation management.Therefore,this paper first introduces the brief situation of YNJS Company,including the company’s business,organizational structure and project lean management,which lays a foundation for the problems and reasons of the following analysis.This paper also describes the lean tools used by YNJS at present,including quality doors,flow charts and 7S management method.Next,I combined with their own work experience,by reading the internal data files,the work has been summarized,through the owner project department manager,the construction of intelligent substation all contractors professional engineers and intelligent substation management companies for the lean management of construction project and the current intelligent substation construction management problems that exist in the form of interviews,Understand the status quo and expectation of each project management team on smart substation construction.It is found that there are still problems in the cost,technology,schedule,procurement and quality management of the project in the early stage,construction preparation stage,construction implementation stage and completion acceptance stage of the project construction,which does not reach the lean management goal of the smart substation construction project of YNJS Company.According to specific circumstances,YNJS company construction project according to the above problem,this paper argues that YNJS company in project management should be through the optimization of post setting and talent introduction mechanism,promote the staff skill level,enhance the level of design management,improve the material management way,by defining project the whole process of four stages and each stage work tasks,Build a complete and comprehensive management process,improve the whole process of management.Finally through the above measures to complete the smart substation construction project lean management objectives.This paper studies the effect of the lean management in project management,to a certain extent to the lean management case study,the research conclusion will help us further understanding and the understanding the application of the lean management in project management,at the same time,the lean management measures of construction projects are also enrich the theory of enterprise management,project management with Chinese characteristics.Through the lean management research on the project management of electric power enterprises,the purpose of improving the management efficiency of the whole process of engineering construction projects and rationally using and saving all kinds of social and economic resources such as human and material resources can be achieved.The research conclusion provides an effective scheme for YNJS Company to implement better lean management of smart substation,and provides a reference and basis for the same type or even more extensive companies to carry out engineering project management through lean method. |
