| The automobile industry is one of China’s pillar industries.From 1990 to 2017,China’s automobile industry experienced nearly 30 years of continuous growth.Until 2018,the domestic automobile industry experienced negative growth for the first time.The auto market has shifted from an incremental market to a stock market.Since then,competition in the entire industry has entered a fierce stage,making companies in the industry supply chain face unprecedented pressure to survive,especially auto parts companies in the automotive industry,which are decreasing Under the dual pressures of cost and quick response to market demand,it is difficult to move forward,and some companies are facing losses or even being eliminated.HM is an auto parts company with more than ten years of rapid development.In recent years,cost control and quick response to customer needs have been the main issues facing the company.Based on the above reasons,this article takes HM’s prototype mass production as the starting point,and chooses the efficiency improvement in the mass production process of prototypes as the research object.This article uses the methods of literature retrieval and case studies to study the issues related to efficiency improvement in the mass production of HM Company’s prototype parts.During the research process,HM Company’s annual report,various announcements,process and procedure documents,financial statements and other evidence materials were collected.Then compare the mass production paths of auto parts companies of the same type as HM.Focus on the planning management,inventory management,operating process status and existing problems in the mass production process of HM company’s prototype parts,and for the shortcomings of HM company’s sample mass production efficiency.Propose a process improvement mechanism for mass production of prototypes.On the basis of reviewing the related theories of lean production,this thesis analyzes the problems of HM Company’s prototype production plan confusion,large number of parts and finished products inventory,unclear processes,and difficulties in new project coordination during the mass production of HM’s prototypes.A prototype mass production improvement plan centered on improving the efficiency of prototype mass production,with prototype production plan management,inventory management,process optimization,and new project collaborative management as the main measures.Through the research,the following research conclusions are drawn: First,the unreasonable production plan management in the prototype development stage of HM company,the lack of inventory management awareness,the lack of inventory control methods,the unreasonable organizational structure and process design,and the unclear responsibilities of the collaboration department are the reasons for the company.The main influencing factor for the low efficiency of prototype mass production.Second,external factors such as the development of the automobile industry entering a slow period,the fierce competition in the auto parts industry,and the tightening of loose industry policies have brought more survival crises to enterprises.Domestic development needs such as reducing project development costs force companies to optimize the process of mass production of prototypes.Third,it is recommended to implement production plan management and optimize the sample production planning process;implement the pull-type production planning mode,use the ERP system,and use the ABC classification method to improve the level of inventory management;change the company’s organizational structure,clarify the responsibility matrix of collaborative departments,and eliminate sample parts Waste links in the process of mass production;carry out hierarchical management of projects,and establish a project reporting mechanism throughout the life cycle for key projects.The research conclusions of this thesis can provide theoretical support for HM company to formulate improvement measures for mass production of prototypes,and also provide reference for other companies to manage the process of mass production of prototypes. |
