At present,some Chinese manufacturing enterprises are still under the extensive mode of production,with low production efficiency and a lot of waste in the production process,which makes it difficult to realize intelligent transformation.For automobile industry,new energy vehicles are the trend of automobile manufacturing in the future,which can effectively reduce the pollution caused by exhaust emissions.China's new energy vehicles are still in the early stage of development,and automobile manufacturing enterprises are facing both opportunities and fierce competition.They need to improve the stability of the production process through lean management,reduce costs and production waste,improve inventory backlog and optimize production processes,so as to improve the profitability and meet the needs of market customers.Initially,this paper summarizes the value stream mapping and lean production theory,establishes the lean improvement model based on the value stream mapping.Combined with the transmission shaft C production line of W company's new energy hybrid vehicle transmission as an actual case,this paper introduces the overview of W company,its products and the process of production line,analyzes the current state of the production line by using value stream mapping,and finds out there are some problems in the production line,such as unbalanced production line,insufficient production capacity,excess inventory,large amount of waste in the production process and low efficiency of information transmission.Secondly,combined with the lean production theory,the following improvements are made:(1)According to "first in first out" and Kanban principle,introduces supermarket and pull production system to solve the excess inventory;(2)Uses ergonomics to reduce the load of workers caused by unreasonable actions,and uses 5S method to eliminate the waste caused by chaos;(3)Reorganizes the information transmission process of production line,simplifies the unnecessary process,and improves the efficiency of information transmission;(4)By reducing the cycle time of bottleneck post,the unbalanced production line is improved;(5)Optimize the OEE(Overall Equipment Efficiency)of bottleneck equipment from three aspects of reducing organizational loss,TPM loss and technical loss,so as to improve the production line capacity;(6)A continuous improvement mechanism has been established to optimize the review process for the implementation of PDCA in the future.Finally,draw the future state map,clearly show the improvement situation,and make the clear demonstration for improvement.Compared with before and after the improvement,the production efficiency has been significantly improved,which provides a reference for enterprises to apply value stream analysis for lean improvement and establish continuous improvement process.
