China’s automobile market developed with opportunities and challenges coexisting.The production and sales volume of the general and the segment market shows a downward trend.Especially from the perspective of the segment market,China’s passenger car market has entered a diversified and personalized development stage,and the pulling effect played by the multi-dimensional demand of consumers plays a leading role.In this context,FAW Volkswagen Co.,Ltd.,as a leading domestic automobile enterprise,strives to reform and innovate the production and marketing mode,so as to achieve the order direct selling mode of rapid response to customer.This needs the management of vehicle order production cycle in the production system.It is necessary to make a scientific model to accurately calculate the vehicle order production cycle,identify abnormal orders in the production cycle,analyze the causes of problems and formulate measures,and feed back the accurate order production and delivery cycle of customers.On the other hand,we need to cooperate with all departments to continuously shorten the vehicle order production cycle,promote the standard optimization of order production,strengthen the management of the production,improve digital tools and promote lean production.Combined with the automobile market background and the production organization and process characteristics of FAW Volkswagen Co.,Ltd.In the research process,quantitative analysis and other research methods are applied,combined with lean production and other relevant theories,mainly aiming at the statistical distortion of vehicle order production cycle,delayed delivery of vehicle production and offline vehicle management and control,deeply analyze the causes of the problems,formulate optimization objectives,make optimization measures and corresponding guarantee mechanisms.Firstly we focus on the background of the vehicle order production cycle management optimization.As the main engine factory can achieve the goal of cost reduction and efficiency increase,it takes accurate production cycle to users and shorten it to improve customer satisfaction.Then it defines the existing problems of statistical distortion of vehicle order production cycle,and summarizes the problems affecting vehicle delayed delivery,including quality repair,Department demand vehicle process standard,lack of treatment process for work in process accident vehicles,special production order control risk and production work in process reserve benchmark.And identify the problems of offline vehicle control process.Then analyzed the causes of the problems including management process analysis,process standard analysis,control tool analysis and other dimensions,which provides direction for the formulation of subsequent optimization measures.The third chapter first defines the objectives of this optimization project,and formulates targeted optimization schemes and measures,including optimizing the statistical model of vehicle order production cycle,improving the efficiency of quality repair,combing the process standards of department demand vehicles,building the disposal process of WIP accident vehicles and the monitoring and early warning mechanism of special production orders,adjusting the baseline control strategy of production WIP,and improving the digital control process and tools of offline vehicles.The fourth chapter formulates the implementation plan and guarantee mechanism of the project scheme,which involves the cross professional collaborative promotion of various departments of the company.At the same time,it verifies the effect of some work already carried out,summarizes experience and continues to optimize on this basis.
