| With the development of China’s economy,domestic manufacturing costs rise sharply and consumer demand is diversified.Domestic enterprises are in urgent need to change the previous extensive production and improve efficiency so as to gain lasting competitiveness and seek new development paths,among which lean production is a good way.Lean production has been widely used as an effective tool to solve enterprise efficiency and improve enterprise operation.Based on the theory and tools of lean production,this paper aims to solve the production efficiency problem in M company’s general assembly workshop,improve the production efficiency and improve the lean level.LCA workshop is the pilot assembly workshop for M company to implement lean production first,with low efficiency.The per capita per hour output of assembly line is less than2,the balance rate of assembly production line is less than 70%,and the waste loss is large,which is lower than that of other assembly lines of the company.Line balance rate and per capita line output per hour are important indicators to measure the production efficiency of the assembly workshop.Therefore,lean production tools are applied to improve the efficiency of assembly workshop.Firstly,we investigated and observed the production system and site in the LCA workshop of M company,conducted PQPR analysis of products,and drew value stream map of relevant product families,from which I found the breakpoint and rhythm problems of the production system,and output the improvement points of production line problems.Secondly,according to the problems of LCA workshop,the improvement plan was made,and the project team focused on targeted improvement.Improve the overall layout and eliminate breakpoints,improve the assembly line with using line balancing tools to eliminate bottlenecks,reduce the tempo and improve production efficiency;for parts assembly line,according to the lean production tools to carry out the new U-line construction,improve the efficiency,and improve the effect with the standard operation solidification.Thirdly,the production line or team carries out kan ban-based lean daily management.Finally,the production improvement effect based on lean production is summarized and compared before and after improvement.Through lean production improvement in LCA general assembly workshop,the efficiency was improved,and precipitation methods and experiences were summarized. |
