In recent years,driven by policy,technology and other factors,China’s automobile industry has experienced three stages of rapid growth,slowing growth,and industry transformation.In 2020,the beginning of the new decade can be described as difficult.The global economic growth is weak,the international situation is changing,the Sino-US trade disputes,exchange rate fluctuations,the severe decline in automobile production and the pandemic of the new crown epidemic are all bring heavy pressure for auto industry.The enterprises in the automobile and parts industry are facing a disruptive impact of the times.LBT company is a wholly-owned subsidiary of LBT Group established in Suzhou.As a leading enterprise in the auto parts industry,LBT Group is also facing the same serious problems.The changing environment in the VUCA era is difficult to change.Only tapping the potential inward and making changes from within the enterprise to adapt to the needs of the environment and development is the only way to change the current situation.As the carrier of the company’s management,R&D projects carry the main task of internal changes in the company.By optimizing the R&D project management process in LBT company to adapt to the needs of the VUCA era is the focus point of this article.This paper takes LBT’s R&D project management process as the research object.Project management theory and process reengineering theory is used in this paper.Paper expands on raising and analyzing problems,optimizing design and ensuring optimal plan measures.First of all,this paper sorted out the existing functional R&D project management process in LBT company and put forward four existing problems in the process.First,the problem that the dynamic changes of project requirements cannot be satisfied.Second,the problem that the low-cost requirements of the project cannot be met.Third,the problem that the project communication cannot be responded in time.Fourth,the problem that the project risk cannot be effectively respond.After raising questions,analyze the root causes,combine the objectives,principles and methods to optimize the R&D project management process.Gradually change the project management organization structure to a strong matrix structure.Transform the functional R&D project management process into a project-based R&D project management process.In the autopilot R&D projects,agile development is used to replace traditional waterfall development to better adapt to the dynamic changing needs of customers and improve R&D efficiency.In the cost management process,the project manager’s control and intervention are enhanced to clarify the cost structure and give the project manager certain power to make it play key role in the cost management of project management.In the project communication management process,merge and eliminate redundant parts of original process to improve the corresponding efficiency of customer problems.In the risk management process,the feedback mechanism of risk management has been strengthened to better judge the effectiveness of the risk management measures implemented.While optimizing the R&D project management process,it also elaborated on the implementation guarantee measures after the process optimization.By actively promoting organizational structure changes,actively carrying out the training of relevant managers at key nodes of the process and improving the feedback mechanism for the implementation of the R&D project management process to ensure the implementation of the optimized process.Through the struggle of all members of the LBT company,it will definitely provide strong support for the optimization and reform of the company’s R&D project management process,so that the company can adapt to the VUCA era.
