In the process of China’s supply-side structural reform,the mining equipment manufacturing industry has also exposed the structural imbalance of itself.It means low-end products are oversupply.while high-end products are in shorty supply.As"Made in China 2025" strategy has been proposed and the new development pattern has taking shape in which the domestic cycle is the mainstay and the domestic and international cycles reinforce each other.high-end mining equipment has encountered great opportunities.XGKY Company is a provider of machinery construction solutions by providing customers with large-scale professional machinery construction equipment for open-pit mining.After three years of incubation and three years of independent operation,the business income of the company has increased to 2.5 billion yuan,realizing the localization of high-end mining equipment and successfully breaking the monopoly of foreign brands.In the process of competition with world-class brands.supply chain management plays an important role in improving customer satisfaction,reducing procurement costs,reducing cycle.creating customer value and corporate earnings,etc.,and becomes the focus of XGKY Company’s operation management.Based on SCOR model and supply chain collaboration theory,this paper takes XGKY Company as the research object.The reaserch adopts literature research method,questionnaire survey method and interview method,intends to point out the direction for the optimization of supply chain management of the company,and puts forward specific and feasible optimization scheme and guarantee measures.Firstly,this paper constructs XGKY model according to the requirements of SCOR model,and describes the process configuration of the enterprise.Then it collects the performance data,statistics performance indicators and analyses performance gaps of benchmarking.Secondly.through face-to-face interviews.the reasons for the performance gap of enterprises are summarized and the list of problems is listed.Finally,referring to the "best practice" of SCOR model.the specific methods of supply chain management optimization are proposed.At the same time,the paper also puts forward the guarantee measures of supply chain management optimization scheme to overcome the coordination obstacles that may occur.According to the analysis of this paper,XGKY Company should improve the supply chain performance from at least four aspects.The first step is to optimize the planning process by setting the CODP(Customer Order Decoupling Point)and the"plan freezing periodn" and to use the rolling plan technique to reduce the randomness and changes of planning.Secondly,the company should carry out purchasing category management,and optimize from three aspects,including supplier development strategy,procurement lead time and material warehousing process.It should solve the constraint of outsourcing reliability to enterprise supply chain especially.Then,the company can establish production control system combining TOC with JIT,push and pull the whole supply chain rhythmically.Finally,it should give more details about delivery and return management requirements to make sure improve the process efficiency.In addition,this paper also puts forward a series of suggestions to provide necessary guarantee for the optimization of supply chain management.These suggestions include optimizing and integrating the organization,promoting the institution and culture system,enhancing the application of information system and strengthening the training of professional personnelIt ’is hoped that the research process and methods of this paper can meet the urgent needs of XGKY Company for supply chain management optimization,and can also provide reference experience for similar enterprises in high-end equipment manufacturing industry,especially for upstream-and downstream enterprises in the mining machinery industry.
