Optimization Of Business Process Of Business Unit S In Group B Based In The ABM Model

With the development of PC industry,it has entered the mature period of the industry.In 2011,the PC shipment reached the peak,and then the shipment decreased year by year.In 2013,Google,together with Acer,Samsung these 2 terminal providers,and some key component suppliers,such as Intel and etc.,launched Chromebook based on Chrome OS to inject new energy into the PC industry.As a diversified group focusing on business of information technology products,group B aims to become a reliable information technology product supplier.In response to changes in the PC industry,group B established BU S in 2014 to mainly engage in Chromebook ODM business of overseas brand,with the goal of making profits within three years.However,by the end of 2017,the profit has not been realized.The decreasing product gross profit rate and the actual expense rate far exceeding the target expense rate of BU S year by year show the problems of low efficiency of business process and low profitability of BU S.This paper takes the business process of BU S as the research object.Foremost,it introduces the current operation situation of BU S,and finds that the high COGS and operating expenses of BU S reduce the profitability of BU S,and the non-value-added and low value-added activities of BU S cause low efficiency of business process and low customer satisfaction of BU S.Then,the ABM model is used to analyze the above problems,analyzed the COGS and related activities of expenses,and analyzed the value of business process,to determine the root cause of the problems.Thus,it puts forward the suggestions for optimization of business process of BU S,such as adjusting the organizational structure of BU S,clarifying the responsibilities of positions in BU S,strengthening the R & D progress management,managing the profitability of customers,defining the cooperation mode with the Group Platform Department,establishing strategic cooperation with key material suppliers and supporting measures implemented by optimization of business process,so as to improve the profitability of BU S.Last of all,the conclusion is that before carrying out optimization of business process with ABM model an analysis tool oriented by customer value and centered by activities,should make corresponding preparations,such as attention and support from management and making effective and feasible implementation plan.In the process of optimization of business process,communication among participants should be enhanced to reduce contradictions.After optimization of business process,corresponding performance appraisal and motivation system should be established to ensure implementation of optimization of business process.
