Research On The Competencies Of Project General Managers Based On The Whole Process Of Real Estate Development

At present,China's real estate industry has gradually transited from the past golden decade to the future silver decade.Major real estate enterprises have gradually entered the,curve overtaking" stage from the past "straight line sprint",but also from the past"capital-intensive" to "talent-intensive",so the demand and desire of real estate enterprises for talent is self-evident.The general project manager is the key to whether a project achieves the expected goals of the enterprise.The general project manager is a special role.He is not only a decision maker but also an executor in the company.He is also the person in charge and spokesperson of the whole process of real estate development.From the beginning of project demonstration,the general manager of the project will enter into the role of tracking the project.The project general manager plans,supervises,controls and coordinates the project from the standpoint of the investor.He must have the knowledge structure of investment,engineering and marketing in the process of real estate development,and implement comprehensive management of the project development process in an all-round way.At present,the general manager of real estate industry projects is mostly promoted from vice-president of engineering,but in the whole process of real estate development mode,the general manager of the project needs to intervene in the project before taking the land,preside over the investment and financing related affairs,and also participate in the marketing planning of the whole project.This requires not only the original traditional engineering knowledge,but also the diversified management of the general manager of the project,not just the Construction itself.Therefore,as the general manager responsible for the whole process of project development,it often plays an extremely important role in the whole organizational structure of the enterprise.Firstly,this paper divides the whole process of real estate development into three stages,namely,resource acquisition stage,resource processing stage and resource circulation stage.Through the analysis of the tasks of each stage,the key points and difficulties of the project general manager and each department in this stage are obtained.On this basis,the responsibilities and rights of the project general manager are analyzed.After obtaining the responsibilities and rights of the general manager of the project in the whole process of real estate development,This paper summarized the past literature,the list of competency characteristics of real estate companies,relevant books,etc.After repeated thinking,analysis,refining and combining with the work tasks of general project managers at various stages,it concludes a total of 53 competencies of general project managers in the whole process of real estate development;further identifies 36 competencies through behavioral event interviews;Then,through Delphi method and factor analysis,the first-level indicators of individual nature,knowledge and skills,management-control ability and cognitive ability are constructed.Then second-level indicators,such as achievement orientation,engineering knowledge,overall management-control,and behavioral cognition,are used.Thirty-six third-level indicators,such as initiative,construction knowledge,leadership and reflective ability,are used.The weight of competency characteristics of each level is obtained by analytic hierarchy process.Finally,through the application of the fuzzy comprehensive evaluation method in enterprise practice,the selection procedure and criteria of project general manager under the multi-candidate situation are obtained,and the suggestions for training and selection of project general manager are given.
