Company F is a manufacturer for kitchen equipment,now the product named holding series lost market share due to the cost,is higher than competitor,so management decided to improve efficiency to reduce manufacturing cost.In this dissertation,I studied the motion based on samples of working process breakdown to motion,and analysis the value step by step,found that a lot of wastes in manufacturing process,that means there are a lot of space can be improved.For better understanding the manufacturing process,due to the high weight for HC series product,so put the HC series as scope,draw the current state value stream mapping,and after analyzed the value stream of current states,fount there are some problems in the place,including a lot of waste in motion,long manufacturing lead time,batch production and long lead time for purchasing,so look into the current manufacturing mode and layout and analyzed,found the reason is product was not continuous flow based on current product layout,and simple workstation layout caused a lot of waste in place,mean while through modeling analysis for purchasing lead time,found the inventory holding cost is so high,so define the new purchasing lead time after modeling analysis and simulation.So point out to set up U shape line after analysis the strength of U shape line,to solve the problems of product was not continuous flow and not so good for work station's layout,and batch production.Redefine the takt time,and rearrange work stations and line balance analysis to define work content of each workstation,then design the trolley,because the trolley is very important for operation to make sure the workers follow the standardized work,so calculate the quantity for the trolley's containing,and design the dimension of trolley with ergonomics,to optimize the operation steps,then re-layout the production line,and draw value stream of the future status.Then build a team to set up the project,and develop schedule to follow and implement,after project was done,verified the result and achieve the target to realize efficiency improvement and reduce labor cost.
