With the development of market competition and internet finance,traditional commercial banks are facing unprecedented challenges.They must seriously consider how to better participate in the competition in financial markets.Only by adapting to changes in the internal and external environment of the bank,timely adjustment and optimization of operations and management can improve its management level and create new competitive advantages under the impact of fierce market competition and Internet finance in the banking industry.At present,the operation mode of the business outlets of CITIC Bank Z Branch is experiencing challenges and impacts from various aspects.Due to the influence of the financial industry market environment,CITIC Bank Z Branch also urgently needs to optimize the crisis through business transformation and operation mode.Improve its profitability and customer acquisition ability in Henan financial market,improve customer satisfaction rate and employee cohesion and centripetal force.Based on the business process reengineering theory and lean management theory,this study uses the theoretical literature method,interview method and case study method to discuss the transformation strategy of CITIC Bank Z branch counter operation,and operates the CI branch Z branch.The transformation provides theoretical guidance.Specifically,under the guidance of business process reengineering theory and lean management theory,this study is based on the basic situation of CITIC Bank Z Branch,the organization and staffing of counter operation,the status of counter operation,and the current personnel assessment and incentive mechanism were summarized and analyzed.In the research,this paper analyzes the problems and causes of the counter operation of CITIC Bank Z branch.Through interviews and field research,it finds that the staff position configuration is unreasonable,the business management level is low,and the counter business risk Increased,personalized service level,weak marketing links,huge front-end system,weak middle and back-end links,and imperfect assessment and incentive mechanisms have laid the foundation for targeted design.In response to these problems,combined withbusiness process reengineering theory and lean management theory,the strategy of cabinet operation transformation of CITIC Bank Z Branch was designed.In the transformation design of the CI-Bank Z branch counter operation,the four objectives of the transformation design were clearly defined,including:(1)optimizing the counter business process and improving the operating efficiency of the counter;(2)improving the risk control system,Reduce the operational risk of the counter;(3)Improve the incentive assessment mechanism to enhance the enthusiasm and work efficiency of the staff;(4)Maintain the continuous improvement and dynamic optimization of the cabinet operation.The specific cabinet operation transformation plan mainly covers:(1)expanding the type of smart counter business and improving the artificial replacement rate;(2)improving the operation capability of the middle and back office and optimizing the service process;(3)strengthening system development and improving the risk prevention and control mechanism(4)Strengthen the skills training of front-office operators and accelerate the transformation of personnel;(5)Improve the assessment and incentive mechanism and tap the potential of human resources;(6)Enhance the flexibility of cabinet operation and form a dynamic optimization routine.At the same time,in order to ensure that the cabinet operation transformation plan of CITIC Bank Z branch can be effectively implemented and implemented,this study will set up special funds to provide comprehensive financial support for operational transformation;improve information technology to achieve operational coordination between the front and the middle and back office;The important role of the human resources department and the construction of the multi-channel career development system for employees have proposed the relevant safeguard measures for the transformation of the Z-Bank's counter operations.At the end of this study,the research is summarized and the future research is prospected.Based on the business process reengineering theory and lean management theory,this study comprehensively uses the theoretical literature method,interview method and case study method to conduct a targeted discussion on the transformation strategy of CITIC Bank Z branch counter operation.The relevant research results not only have a strong guiding significance for CITIC Bank Z Branch and other tier-1branches of CITIC Bank,but also provide reference for other commercial banks that are considering or have tried the transformation of counter business,which has strong practical significance.In addition,this study further expands the application scope of business process reengineering theory and lean management theory,and adds new materials for the application of these two theories in commercial bank management.
