| In recent years,with the continuous improvement of GMP requirements for medical device regulation in China,labor cost have been climbing steadily.Dividends made in China are gradually dissipating and the pressure on production costs of enterprises is very great.As the market competition becomes more and more intense,the unit price of medical device products is decreasing,the company's profit growth also declined year by year,enterprises are facing more and more challenges.First of all,this study identifies the main problems existing in the current production of OB company through interviews:the on-site 5S management is in the form of semi-finished products inventory is too high,the assembly line efficiency is not high,the overall efficiency of key equipment(OEE)is low,A large number of materials are often scrapped due to the expiry of the use of.The company's key indicators of production management and industry outstanding enterprises there is a big gap.In view of these existing problems,the specific reasons were analyzed:the 5S literacy of employees did not improve,5S behavior did not develop habits;there are bottlenecks in the production process,only to establish inventory of semi-finished products to deal with;assembly line long time change and high frequency,Each line of new employees and more able to work less;product switching time is too long,equipment maintenance frequency is high;the validity of the material to determine too conservative.Then,under the guidance of the core idea of lean production:5S management,SMED,TPM,reference to the domestic and foreign lean production practice cases,combined with the company's production status,the application model from the production site management,process technology improvement,support system design,Personnel training and construction designed to improve the implementation of the program.Finally,this study verified the implementation of demonstration projects for the design of OB company's lean production application:(1)the improvement of on-site 5S;(2)the improvement of OEE of extrusion line.After nearly a year of practice,and achieved good performance improvement,the scene 5S has been completely improved;the OEE of extrusion line also increased from 53%to 70%.This shows that the implementation of lean manufacturing management is the right choice for OB company. |
