With the deepening of reform and opening up,the development of global economic and social integration and refined division of labor and cooperation,as well as the improvement of people's pursuit of personality,the current manufacturing industry is facing unprecedented problems.It is particularly important and urgent to recruit,retain,train,employ and manage people,so find a better way to manage and improve production efficiency.Product,quality,delivery time,manufacturing cost and service have become the core competitiveness and survival basis of today's enterprises.As one of the disciplines combining modern science and technology with management practice,industrial engineering focuses on studying and solving the optimization of production system,identifying and reducing unnecessary waste,so as to achieve the purpose of improving and optimizing production efficiency;it effectively combines engineering technology with management methods,research and analysis from process optimization,operation optimization,utilization improvement,automation improvement etc,as well as the combination and application of the comprehensive efficiency of the production and operation system,require the use of modern industrial engineering management theory and methods.It is a long-term and important strategy for every manufacturing enterprise to study how to improve production efficiency,reduce cost,meet customer demand with minimum investment and create more surplus value for the enterprise.It is also the starting point and foothold of this paper.Under the guidance of IE basic theory,the subject takes the production line of mobile phone display module factory of company B as the object,starting from the application of IE lean management thought in manufacturing enterprises,combining with the work practice of individual ie,using the operation measurement and method research in IE tools as the theoretical knowledge and technical skills,on the basis of on-site investigation,establishes the operation site and product operation time,equipment resource information and human resource allocation information and other basic databases.Then,the process program analysis,human-computer operation analysis,5W1 H analysis(where,when,who,why,what),line balance analysis,value analysis and other methods are used to study the process flow,personnel allocation,operation content,operation time involved in the whole production line.The system quickly identifies the causes of production line problems and adopts ECRS(cancel,merge,rearrange,simplify)principle to improve,through thesystem analysis of IE tools,put forward improvement countermeasures,summed up the most core problems and improvement directions are as follows:1.Physical and chemical process,optimization of configuration,the main improvement direction is to cancel the worthless process and operation operation,merge the action with low workload,reallocate and adjust the operation content through the process analysis and 5W1 H analysis results.2.The main improvement direction is to readjust the action of personnel and equipment,reduce waiting time,rationalize the operation ratio of personnel and machine,and improve the utilization rate of personnel and equipment through the analysis results of human-computer operation.3.Optimize the quality inspection rules and eliminate over inspection.The main directions are to reduce the number of repeated inspectors and the number of quality picture inspection.4.Upgrade automation and reduce personnel.The main direction is to carry out string operation at the front and rear work stations to reduce manpower for taking and releasing,and to import automation equipment instead of manual operation.Through the system improvement in the above four directions,we can finally reduce the manpower of a single line from 105 to 83 and save 22 people;increase the line balance rate from81% to 89% and 10%;increase the production efficiency upph(unit output per hour per person)from6.44 to 8.84 and 34%.The value of 2623457 RMB was created every month.Effectively improve the efficiency,reduce the cost,improve the market competitiveness of enterprise products.
