SX company is a broadcast network operator set up by SX Province in order to implement the network integration implemented by NRTA.It was listed in 1994 with the stock code of 600831.With the gradual success of the pilot network convergence,the market structure of SX company business competition has been changed,the number of IPTV users has increased,and the new network TV represented by MI Internet TV has come.With the weakening of competitive advantage,the environment of broadcast network operator becomes worse,and more and more challenges will be faced in the future;against this grim background,the number of broadcast users of SX company is rapidly decreasing,and it is very difficult to survive and develop.Based on the author's work and the above policy background,this paper introduces the development of integration of China's three networks.By using modern strategic management theory,the external and internal environments of SX company are comprehensively analyzed,and the operation of public customers of SX company's rival SX provincial telecom operators is comparatively analyzed by SWOT.Choose 1 to split the mass customer market and 2 to launch the business strategy of "radio and television + broadband + Internet Video + X" to satisfy the segmentation of public customers,to solve the problems of SX Company.The main measures to implement this business strategy are as follows: Enterprises that choose "capital + technology + operational capability" will cooperate for 6 years according to PPP mode,and increase profits by reducing SX's investment cost RMB1.381 billion yuan.Separate the public customer department from SX company and set up SX Public Customer Operating Company to serve the public customers with the new brand "Qinling Cloud" to attract young users with consumption demand and consumption ability.Performance evaluation is carried out by the number of users and profits of integrated business.SX Company has implemented the operation strategy of public customers,holding the foundation of the basic business of digital broadcasting and television,expanding more public customer service,enhanced user experience,stop users lossing,effectively carried out the propaganda work of the Communist Party.After SX Company implemented the operation strategy of public customer,according to the precise positioning of public customers,a reasonable and low-cost new business integration is introduced,let SX Provincial public customers enjoy and experience the preferences and benefits of triple network convergence at lower prices.
