Abstract/Summary:
As the first company specializing in the production of aluminum wheels in China,CITIC Dicastal has already had a competitive advantage in the industry through 31 years of development,but in the face of fierce market competition and changes in customer demand and preferences,CITIC Dicastal often has to develop new products.However,the performance of CITIC Dicastal’s new product development project is not satisfactory,the rework of new product development projects,the long development cycle of new products,and the unreasonable organizational structure of the project have seriously affected the development of new product development projects.The process and results also constrain the development of the company.In order to solve the above problems,this paper conducts research on CITIC Dicastal’s new product development project.The new product development project consists of three architectures,namely “Product Architecture – Process Architecture – Organizational Structure”,which interact with each other.Under CITIC Dicastal’s OEM production model,products are often determined by customers.Therefore,new product development projects need to be optimized from a process and organizational perspective.First of all,this paper introduces CITIC Dicastal Company and sorts out the realistic background of this research.Secondly,it describes the current status of CITIC Dicastal’s new product development project,and identifies CITIC Dicastal’s problems in the process of new product development and the organizational structure for new product development.Thirdly,for the problem of business process,using the design structure matrix to solve the problem,the new process obtained has been greatly reduced in rework distance,number and time.For the organizational structure problem,use the organizational design structure matrix to describe the problem,and use the spectral clustering method to optimize the organization,so that the information communication mainly occurs in the class,coordinated by the special project leading group members,and reported to the project manager The information exchange between classes is reduced and the project manager is responsible.The organizational structure is optimized from the perspective of information transfer.Finally,the guiding methods of the implementation of the program and the safeguards implemented are then optimized.In order to continuously improve the company’s new product development projects,this paper proposes a PDCA cycle for CITIC Dicastal process optimization,to ensure continuous improvement of the new product development process,and to continuously improve the company’s new product development capabilities.
