With social progress and economic development,market competition also gradually intensifies.In order to effectively respond to market challenges,most enterprises are trying to enrich their product types and embark on a multi-project and multi-variety production mode.Andin order to improve the production efficiency of multi-project and multi-variety products,strengthen the flexibility of planning and minimize resource conflicts,multi-project schedule management based on critical chain emerges as the times require.DH nuclear power enterprise is a large-scale localized manufacturing base of nuclear power equipment with advanced world level in China.The DH company's products have been covered the second,third and fourth generation of nuclear power products,involving many types of projects and products.At the same time,all projects have clear delivery requirements,the time limit is tight,andthe quality requests high.Some nuclear power products are still "national business cards" and shoulder the mission of "going out" of national nuclear power.Faced with the situation of limited resources,many projects,many products and tight cycle,the traditional Gantt chart,critical path method and plan evaluation technology can not meet the development requirements of enterprises.It is necessary to explore a more advanced multi-project management method,and the Critical Chain Technique emerges at the historic moment.In this paper,the research status of multi-project management and key chain technology at home and abroad is analyzed.Based on the current situation and problems of multi-project schedule management of DH Nuclear Power Company,the overall research framework of this paper is determined to study PMO organization,project priority evaluation,key chain identification and buffer setting in multi-project schedule management of DH Nuclear Power Company.The core of multi-project schedule management is how to allocate and allocate resources effectively when resources conflict occurs.In this paper,the priority of multi-project of DH nuclear power enterprise is evaluated based on the fuzzy analytic hierarchy process,and the evaluation index is quantified.At the same time,the network chart is used to identify the key chain of single project and its whole project;in the setting of buffer zone,the product system of DH nuclear power enterprise is comprehensively considered.The root variance method is used to determine the buffer,and the drum buffer and capacity constraint buffer are set to reduce the impact of resource conflicts on various projects.At the same time,multi-project buffer is set to ensure the total duration of multi-project.In this paper,the Critical Chain is used to manage the multi-project schedule of DH nuclear power enterprise,which effectively solves the problems of confusion in project management,serious resource conflict and delayed manufacturing schedule of DH nuclear power enterprise,and provides a reliable basis for the popularization and application of key chain technology in multi-project schedule management.
