The enterprises of manufacturing to order production are often faced with the backlog of product inventory.Except for the reason of the unstable customer orders,the enterprises' own problems will lead to the problem of excess product backlog.Excessive backlog of WIP,not only will increase the manufacturing costs,waste of business capacity,take up a lot of business capital,and will cause the extension of production cycle,reduce product delivery speed,but also makes a lot of production problems in the process cannot be easily found,such as high scrap rate,waste of staff capacity and other issues.The basic criteria for measuring an organization's performance are quality,cost,and speed of delivery,and it is the key point of competition.Therefore,how to optimize and control the work in process inventory of manufacturing enterprises is the key problem that need to solve.On the basis of summarizing the existing domestic and foreign research methods of WIP inventory optimization,this paper studies and optimizes the WIP inventory of the workshop in the production process,according to the actual production situation of the brake pads production workshop.Firstly,this paper analyzes the causes of the problem of the product inventory in the brake production workshop and finds out the problem that determines the direction of improvement.Secondly,to reduce WIP in the products supermarket through the optimization of production plan,ABC classification management and the processing of long-term dull products.Then analysis of the line balance through the theory of SMED and IE methods,then make it into use to improve the balance of production line of the grinding machine and assembly line.On this basis of find out the bottleneck of improved production line,put the combination of TOC pull and push production mode into the improvement of the production mode in production line,and identify the products buffer quantity before the bottleneck process and the optimal batch quantity of process and transmission based on the constraint of minimize lead time in production logistics,which to achieve the purpose of reduce work-in-process inventory between working procedure.Finally,the effectiveness of the improved results is verified by the calculation of the balance of production line,the level of WIP inventory and the production lead time.Through the improvement above,basically achieved a significant reduction in the number and cost of work in process and make the quantity of WIP into a low level in workshop,it has great significance to enhance the market competitiveness of the workshop.
