The WL service center is currently in the middle of a large-kilometer repair period with multiple batches of subway trains,resulting in a drastic drop in the train's on-line operating rate.Many groups of trains are in maintenance.In order to reduce train stop time and improve the quality of vehicle maintenance,this paper optimizes the vehicle repair process of the WL service center through multiple angles and various research methods,and at the same time puts forward reasonable suggestions for the core work content of the WL service center.About the core content of this article,the procedure for the optimization of the overhaul process for large-scale metro vehicles is as follows:First,the key path method is used to sort out and analyze each link,sequence,and time-consuming of the process of the metro-overhaul of the subway train.Find out the critical path in the repair process to confirm the overall time of the repair and important nodes.The second step is to apply the constraint theory to find out the key links in the process of restricting processes in the process of repair and propose optimization suggestions.Finally,the three-point time estimation method in the critical path method was used to determine the feasibility of the post-optimization repair process and compare it with the original work schedule to determine its optimization effect.This article applies a variety of research methods in operations management to optimize the maintenance process for subway trains.Before the 1.15 million-km course was optimized,it took 18 days to complete a train's large-kilometer course of repair according to the original experience-based production schedule.After the work was disassembled and the critical path was used,the repair process was disassembled.After the optimization,the maintenance process was reduced to 12.5 days,a 31%reduction over the total duration of the original process.At the same time,the article also proposes optimization suggestions for the material management,human resource management and production site management of the repair center,providing multiple perspectives for further shortening the maintenance schedule suggestions.
