With the rapid development of information technology,the software industry is facing unprecedented challenges as well as opportunities for development.The market competition become stronger than before,the technological innovations are being made at faster and faster rates,and the life cycle of software products is getting shorter and shorter.In order to meet customers' diverse and personalized requirements,many projects will be developed at the same time in the software company,and there is multi-departments collaboration as well.Using the traditional project progress management method to manage multi-project,the conflict of resources and the project extension situation will become increasingly common.Based on the Theory of Constraints,the Critical Chain Method is to remove the "safe time" for each process,by setting the project buffer,the feeding buffer and the resource buffer,to ensure the project can be completed on time.Many enterprises have adopted the Critical Chain Method to manage project to shorten the project period and improve the performance of the project.Based on the traditional project progress management method,this paper analyzes the reasons for the extension of software project,and compares the Critical Chain Method and traditional project progress management.In view of the current status and existing problems of X Company,multi-project priority evaluation,the project duration evaluation method,multi-project buffer estimation and buffer monitoring method are studied in this paper,main contents are as follows:First,aiming at the problems of resource conflict in researching and developing multi-project at the same time,to propose a method based on analytic hierarchy process(AHP)and evaluate multi-project priority.Successively to draw out the network diagram and plan for each project,determine the conflict of resources,and plan different time for processes with the resource conflict,according to the project priority order to rationally allocate resources,product with high priority could access to resources first.Second,considering the long time evaluation problem of the traditional project progress management method,to put forward three times estimation method based on the Delphi method for evaluating project period.This method not only eliminates the hidden safety time in the process of the project,but also lays foundation for the accuracy of the buffer estimation,and makes the evaluation of the project period more scientific and reasonable.In addition,in order to deal with the impact of uncertainty on the project schedule in the implementation of the project schedule,based on the evaluation of the construction period,Delphi Method,AHP and Grey Relational Analysis(GRA)method are combined used to estimate the buffer size.The combination of qualitative analysis and quantitative data analysis,and subjective and objective analysis make up with each other to make the estimation of buffer time be more reasonable and accurate.In particular,the capacity constraint buffer is set up,which can avoid the influence of constraint resources on the multi-project schedule when switching between multiple projects.At last,in this paper,from three aspects,critical chain process,non-critical chain process and capacity constraint resource,it is proposed that there are five aspects should be focused on,the percentage of critical chain tasks,the critical chain buffer consumption percentage,the project buffer consumption rate,the consumption of the capacity constraint buffer and the feeding buffer on the non-critical chain process.It proposes to take corresponding measures according to the actual situation.Through the application,it is considered that the critical chain multi-project progress management method is more suitable for X Company.This paper puts forward some improvement methods and suggestions for the problems in the implementation of the critical chain multi-project progress management method.In this paper,the research of the critical chain multi-project progress management method based on the actual project of X Company,to provide reference value for other software companies.
