Abstract/Summary:
SMEs in China are faced with various difficulties.Products become more and more similar,and market competitiveness is becoming increasingly low;Funds is lacking,funds,capital chain rupture,and financing is difficulty;On cost,the RMB exchange rate rise,raw material costs continue to rise,and labor costs continue to grow.The core idea of lean production is to eliminate waste,creates as much value as possible with less investment--less manpower,less equipment,shorter time and smaller venues.Therefore,lean production is an effective tool to eliminate waste,reduce investment,improve response speed,get more profits and improve competitiveness.A company a plastic product Limited company,located in Jiangmen City,Guangdong Province.after 10 years of development,the annual output value A company rose from 0 to 1 billion,and grew into the industry leader in the small branch.With the rapid development of A company the management level has not been much improved.In the face of increasingly severe market competition,the customer’s delivery requirement is getting shorter and shorter;and the requirement of product quality is increasingly high,but the price is more and more low;the business environment is becoming more and more serious,artificial cost of raw material continues to rise.This paper conducts in-depth analysis on operation system,processing time and logistics situation,product and material quality,the efficiency of the equipment and fault conditions,site management of A company by value stream analysis,TPS technology,IE tools,QC techniques.After diagnosis,the reasons for production management problems of A company mainly include too long waiting time during processing,unreasonable layout,unclear process management focus,poor stability of key material,missing equipment inspection and maintenance,confused site.According to the existing production management problems and the reasons of A company,this paper put forwards the corresponding improvement strategy from the view of benefit maximization and bottleneck: to shorten the delivery time,improve the delivery rate,enhance product quality and R&D capability,enhance the overall efficiency of equipment,reduce the failure rate of equipment,improve the site and improve site management ability.Finally,in order to improve the operability and effectiveness of the implementation of lean production,the mechanisms of implementation guarantee is proposed: organizational structure,incentive and restraint systems,training systems,lean culture and reasonable proposals system.
