B Real Estate Company is a comprehensive real estate company with strong strength.Facing the current policy background and domestic and foreign policy environment,B Real Estate Company is eager to try and find a way to improve the level of enterprise project management and comprehensive benefits,in order to change the traditional extensive project management model,to management for efficiency.The demand for project lean management is based on this background.Different from the general enterprise only for part or part of the process to improve the practice,B real estate company from the beginning of the project development life cycle to start with lean management as the main guiding ideology,from organizational restructuring,to pull demand planning,process optimization and improvement,concurrent engineering implementation improvement All-round combing and building,and as a grasp,the enterprise from extensive,scale development to refined,high-quality development direction of transformation and upgrading.In this paper,B real estate company project lean management process improvement as the research object,fully absorb the theory and methods of lean management,through the use of lean management tools analysis,and gradually clarify the essence of lean management and the gist of project management.By means of lean management,the goal of "high quality,fast turnover and low cost" can be achieved without reducing the overall benefits.Firstly,this paper summarizes the lean production mode,construction lean management,real estate enterprise lean management system and methods,provides theoretical basis for the paper and determines the research framework and technical route;secondly,through the B real estate company project lean management status and project problems are listed and analyzed by fish bone diagram method,for the following text The establishment of project lean management system provides a problem-solving and realistic basis,and focuses on the establishment of project lean management system(lean house)and concurrent engineering development process model;then through the improvement of project lean management implementation process of B real estate company to demonstrate and elaborate the above theoretical system,focusing on the construction of organizational structure Comparing and analyzing the implementation standards of traditional and lean management processes,improving the business process of project lean management recruitment(using the tools and methods of bidding process reengineering and procurement business process ASME analysis,value stream identification and analysis),determining the management and control principles and implementation of pull-type planning requirements,and deepening the zero-change process The creation and implementation of chemical design can provide early basis for lean management,improve the implementation of concurrent engineering(focusing on basement,main structure,mechanical and electrical engineering,municipal engineering,garden construction and other aspects of detailed discussion),normalized management and other aspects of the implementation of project lean management to analyze the improvement process in an all-round way.Thirdly,the implementation effect of project lean management is expounded in detail from the aspects of safeguard measures and improvement effectevaluation,and the substantial benefits of project lean management are counted and summarized from the perspective of result-oriented,mainly from the aspects of quality,time limit,cost and investment.Finally,through the summary of the implementation results of project lean management,it proves the replicability and promotion value of project lean management,and its development prospects deserve special attention.
