Driven by the population aging,urbanization,wealth growth and basic medical security system and other factors,the medical service market expands rapidly,and the contradiction between supply and demand of urban medical becomes more prominent.There is a trend that Patients,funds and expert professionals are flowing to two poles--large-scale general hospital and county-level hospital,gathered for the hierarchical medical system.Source of patients for second-class hospital in city area increased,resulting in pressure of survival,part of the hospital beds are idle.In order to make full use of medical resources,the development direction of urban secondary hospitals has become the focus of government and hospital managers.Now the city secondary and enterprise hospitals are restructuring,social capital is investing medical field to establish hospitals,it is of strategic significance to hospitals and urban regional health planning that how to set up the development strategy of urban secondary hospitals,especially the development strategy of urban secondary general hospitals who's number is largest.It is of strategic importance for hospitals and urban regional health planning.Guided by the theories of enterprise strategy,including competitive strategy,functional strategy and strategic groups and so on,this paper analyzes strategic choice of the urban secondary general hospitals,Summing up four development direction with SWOT analysis,PEST analysis and QCDMS analysis,etc.This paper uses case study to analyze a hospital in Guangzhou,which one developed into a three grade general hospital from a two grade comprehensive hospital.Discussing the specific selection,formulation and implementation process of its overall strategy,competitive strategy and functional strategy under the guidance of the strategy of service product centralization.The successful experience of the hospital lies in:Identified development direction and goal based on regional health care needs;Selected leading disciplines combining with their own discipline characteristics and advantages,coordinated the relationship between the various disciplines;The function strategy ensures the work according to the development stage and competitive strategy of the hospital;Carrying out guarantees with functional strategy according to the development stage and competitive strategy of the hospital;University affiliated hospitals are more likely to achieve rapid development because of their strong backing and abundant resources.Combining the development experience in the case,this paper puts forward some suggestions on which urban secondary general hospitals are suitable for the service product centralization strategy and how to apply the service product centralization strategy:According to the needs of regional development,transitional hospitals with certain advantages of the foundation or new comprehensive hospital with a specialist well-known experts as the subject leaders,they can choose a specialist for the key disciplines to create." large-special" promotes "small-genera";The selected specialized subject,should Possess the most advanced technology of the subject,and can promote the development of other disciplines.In specialty construction,adhere to sub specialty,equipped with the subject of high-level medical equipment,develop characteristic technology to attract patients;focus on improving the supporting disciplines at different levels,encourage the development of other disciplines,and enhance the overall competitiveness of the hospital;For the talent,focus on the introduction of the early stage,and focus on training of the later stage,joint training talents with universities or large general hospital,enhancing the ability of sustainable development of the hospital;promote the development of the strategy to the point of view,focus on creating specialty brand.
